Gutter Clean vs Replace vs Rehang Decision Matrix

Why this matters

The three primary gutter service decisions - clean, rehang, or replace - have wildly different scopes, labor profiles, and lifespan implications. Selling a clean on a system that needs rehang gets you a callback in 6 weeks when the same overflow returns. Quoting a replace on a system that just needs cleaning loses the bid to a competitor with better diagnostic discipline. This matrix gives a defensible scoring system per condition factor, an inspection sequence that hits all the data points in under 15 minutes, and the customer conversation that converts the right scope of work at the right price.

Symptom presentation - the 5 condition factors

A gutter system's condition is scored across 5 factors. Each factor independently can push the recommendation from clean to rehang to replace.

  • Debris load: clear, moderate (annual leaf cycle), heavy (overhanging trees, multi-year accumulation), saturated (decomposed leaf mat acting as a sponge).
  • Hanger condition: tight and properly spaced, loose with visible movement, missing or pulled out, fascia damaged behind the hangers.
  • Material condition: clean surface, oxidized but sound, pitted, perforated (light visible through holes), seam failures.
  • Pitch and shape: correct fall to downspout, back-pitched in places, sagging mid-run (front edge lower than back), deformed front lip from ladder damage or ice load.
  • Sizing fit: gutter and downspout match the roof drainage area, undersized, oversized (rare), missing downspouts.

A system can have clean material and bad hangers (rehang). A system can have good hangers and perforated material (replace). A system can have all factors at moderate or better (clean only).

Quick checks - the 15-minute inspection

A systematic walk-around per the 5 factors:

  1. Walk the perimeter, photograph each elevation from the ground. Note fascia stains under gutters, ground stains below downspouts, and visible sag from ground level.
  2. Ladder-inspect one mid-run section per elevation (typically 3 to 4 ladder positions on a residential). Lift a section of debris if present and check the gutter bottom for pitting.
  3. Test the hangers: gently lift the front edge. A solid system does not move. Movement of 1/4 in or more = loose hanger.
  4. Check downspout flow: pour 1 gallon of water in the gutter near the downspout outlet; it should drain within 30 seconds. Slow drain = downspout restriction.
  5. Look at the fascia behind the gutter where accessible (where a gutter section has been removed, where downspouts attach). Rotted fascia behind a gutter is its own scope.

Isolation tree - clean, rehang, or replace

  1. Debris is the only issue (material sound, hangers tight, pitch correct, sizing appropriate)? Yes → clean. No → continue.
  2. Hangers loose, missing, or improperly spaced; material is sound; pitch is recoverable? Yes → rehang. May or may not include clean depending on debris. No → continue.
  3. Material perforated, pitted through, or has multiple seam failures? Yes → replace. No → continue.
  4. Pitch is bad and cannot be recovered by hanger reset (gutter physically deformed, fascia damage)? Yes → replace. No → continue.
  5. Sizing is wrong for the roof drainage area (e.g., 5 in gutter on a high-runoff roof with valleys, 2x3 downspout on a 6 in gutter)? Yes → replace with correct sizing. No → continue.
  6. Combined issues at moderate severity (debris + slight pitch issue + one or two loose hangers)? Yes → clean + rehang as a combined scope. No → reassess factors above.
  7. Customer is requesting clean but inspection shows rehang or replace is required for the issue they're calling about? Yes → quote the actual scope; do not clean and walk away from known underlying problems.

Confirming the diagnosis - the customer conversation

Three openers depending on which the tree landed on:

  • Clean only: "Your gutter system is in good shape. The issue you're seeing is debris-related. A clean today and an annual or semi-annual maintenance cycle will keep it functional."
  • Rehang: "The material is sound but the hangers have failed. I can clean and reset the hangers at the correct spacing and pitch. After this work, expect another 8 to 12 years of life before replacement."
  • Replace: "I can clean these gutters today, but the material is at end of life (perforated, undersized, or extensively damaged). Within [time range] the issues will return because the underlying problem is the gutters, not debris. The honest recommendation is replacement; I can quote that separately."

Confirming - scope of work per category

Clean scope:

  • Remove debris from all gutters and visible downspout outlets.
  • Flush with water to confirm flow.
  • Touch up dislodged hangers (1 to 2 per elevation typically); not a re-hang of the whole system.
  • Document and photograph any underlying issues discovered during the clean.

Rehang scope:

  • Remove gutter sections from existing hangers.
  • Install new hidden hangers at correct spacing (24 in non-snow, 16 in snow regions) and correct pitch (1/4 in drop per 10 ft).
  • Reinstall sections; seal any disturbed seams with butyl sealant.
  • Reconfirm flow with water test.

Replace scope:

  • Remove existing gutters and downspouts; dispose of materials.
  • Assess and repair fascia where accessible.
  • Install new seamless gutters (typically run on-site with a gutter machine), new hangers, new downspouts to current code drainage standard.
  • Verify flow and seams with water test.
  • Provide warranty on workmanship per company policy.

Confirming - factors that quietly trigger replace

Three patterns that look like a rehang quote but are actually a replace:

  1. Fascia rot behind 20%+ of the gutter run. Reattaching hangers to rotted fascia is a temporary fix; the fascia needs to be replaced first (out of gutter scope) or the wood will fail again.
  2. Galvanic corrosion (steel and aluminum in contact, copper and aluminum in contact). Pitting at the contact zone; the affected section is end of life.
  3. System is 25+ years old with sectional construction (not seamless). Sectional gutters have many more seams; rehang does not address seam failures that will continue. Move to seamless replacement.

Remediation - executing the right scope

Clean execution standards:

  • Hand-clean for debris; do not pressure-wash. Pressure can drive debris into the downspout and damage the gutter coating.
  • Bag and remove all debris; do not dump on the customer's beds.
  • Visual confirmation after cleaning: gutter bottom is visible end to end.
