Heat Pump Water Heater Reference
Why this reference exists
Heat pump water heaters (HPWHs) deliver 3-4x the efficiency of a standard electric resistance tank. They're now the federally-incentivized default replacement for electric tanks + a popular swap-out for gas tanks during electrification. Sales price installed vs for traditional electric resistance. After IRA 25C + HEEHRA, customer net cost often LOWER than the standard electric option. Trade has lagged in adoption + customer awareness is rising fast.
How HPWHs work
A heat pump moves heat from the surrounding air into the water tank. Compressor + evaporator + condenser like a refrigerator in reverse:
- Pulls heat from room air (cools + dehumidifies the room slightly)
- Compresses refrigerant
- Transfers heat to water in the tank
- Tank stores hot water
Result: 1 kWh electric in produces 3-4 kWh of heat output. Compare to resistance (1 kWh in = 1 kWh out) or gas (efficiency 0.6-0.9).
Operating modes
Most HPWHs offer multiple modes:
- Heat pump only: maximum efficiency; slow recovery
- Hybrid (default): heat pump primary + resistance backup for high demand
- Electric only: resistance-only (legacy backup, rare use)
- Vacation: low setpoint, low energy
- High demand: prioritizes resistance for fast recovery (large gathering)
Most customers run in Hybrid mode. Adjust to Heat Pump Only for maximum savings if recovery time allows.
Space requirements
HPWH needs:
- Air volume: 700-1,000 cubic feet recommended (a 10x10x10 ft room is 1,000 cf)
- Clearance: 12-24" around the unit per manufacturer
- Ceiling height: 7 ft minimum (top exhaust grille clearance)
- Drainage: condensate drain (HPWHs produce 4-15 gallons of condensate per day; needs floor drain, condensate pump, or run to existing drain)
- Floor drainage / pan: tank leak protection (code typically required)
Bad locations:
- Small closet under stairs (insufficient air volume)
- Outdoor utility closet (cold air = poor heat-pump performance)
- Conditioned living space (cools the room more than the customer wants)
- Detached unconditioned garage in cold climate (HPWH efficiency drops below 35°F intake air; not a primary use)
Best locations:
- Unfinished basement (large air volume, mild temperature)
- Heated garage (mild)
- Mechanical room with louvered door (sufficient air exchange)
Sizing
Standard household sizing (matches resistance tank sizing):

HPWHs run in two configurations:
- Integrated (tank + heat pump in one unit): most common, 40-80 gallon
- Split system: separate compressor + tank (premium installation, allows compressor outdoors)
Electrical requirements
Most HPWHs:
- 240V, 30A circuit (some 15A or 20A 240V - verify model)
- Existing resistance water heater electric is usually compatible (240V, 30A)
- Some 120V models exist (Rheem ProTerra 120V) - useful for very-tight-panel retrofits but slower recovery + less efficient
Recovery rate + first-hour rating
HPWH recovery is slower than resistance:
- Resistance: 21-30 gallons/hour recovery (4500W element)
- HPWH heat-pump-only: 8-13 gallons/hour
- HPWH hybrid (resistance assist): 22-32 gallons/hour
First Hour Rating (FHR) - gallons of hot water available in the first hour:
- Resistance 50-gal: ~70 FHR
- HPWH 50-gal hybrid: ~65-75 FHR
- HPWH 80-gal hybrid: ~90-100 FHR
For households with peak-demand bath sequencing, sizing UP one tank size (50 → 65 or 65 → 80) accommodates the slower recovery.
Install differences vs resistance
Versus a standard electric tank, additional considerations:
- Condensate drain to floor drain or condensate pump
- Air clearance per manufacturer
- Floor drain capacity (HPWHs can ALSO leak normal tank leaks like any tank - drain pan + drain still required)
- Slight cooling + dehumidification of surrounding space (4-15°F cooler in summer; an offset to A/C load in some climates)
- Slightly louder than resistance (45-55 dBA at 3 ft) - not bedroom-adjacent
Versus a gas tank, additional:
- Removal of existing gas line (cap at meter)
- Removal of vent (B-vent, direct vent)
- New 240V circuit if no existing electrical at tank location
- Possible panel upgrade if existing service is undersized
- May need condensate drain that didn't exist before
IRA tax credit (25C)
Heat pump water heater qualifies for 25C credit:
- 30% of total install cost
- Must have UEF (Uniform Energy Factor) ≥ 3.3
- Most 50-80 gal HPWHs qualify (Rheem ProTerra, Stiebel Eltron, AO Smith Voltex, Bradford White AeroTherm, GE GeoSpring)
Combined with HEEHRA (income-eligible): up to direct rebate. Many states also have utility rebates .
After credits + rebates, a HPWH install can net for an income-eligible customer. Some customers pay LESS net than a standard electric tank.

Common pitfalls
- Wrong location: undersized air space, no drainage, cold climate unconditioned
- No condensate drain: water on floor; sometimes a code violation
- Existing 30A circuit assumed adequate: verify breaker + wire size
- Customer expects same recovery: doesn't; size up + educate
- Manufacturer-specific install requirements: read the manual; rebate may require professional install
- No proper drain pan: tank leak floods finished basement
- Bedroom adjacency: noise complaint
- Not registering for IRA credit: customer leaves money on the table
Customer talking points
The conversation that closes HPWHs:
- "Heat pump water heaters use 3-4x less electricity than a standard tank."
- "Net cost is often the SAME as a standard electric tank - or cheaper for low-to-mid income."
- "Saves around on utility bills."
- "10-year warranty on most models vs 6-year on resistance."
- "Slightly cools the basement in summer - bonus."
If customer is replacing gas: emphasize gas-line elimination, no carbon-monoxide concern, all-electric resilience with backup generation.
The HPWH conversation is the easiest electrification sale because it doesn't change the customer's experience (same hot showers, same fixtures). It's a "swap-out under the hood" sale, not a lifestyle change. Lead every gas + electric tank replacement quote with the HPWH option + the net-after-credits cost. 35-50% of customers take the HPWH when the math is shown - vs about 5% if they're asked "do you want a heat pump water heater?" without the math.
