Roof Leak Diagnostic Decision Tree

Overview

A structured diagnostic to chase a roof leak to its actual source. Most leaks present FAR from where they enter; this tree narrows the search systematically.

When to use

Call from customer: "I have a leak in my [LOCATION]." Use this before climbing the roof.

Symptoms branching

Symptom 1: Leak appears only during/after rain

Most common. Likely path of water entry through roof.

Sub-symptom 1a: Leak in same spot every rain

Likely cause: chronic flashing failure, damaged shingle, or known penetration

  • Go to: Roof surface inspection above visible stain
  • Trace water path UP rafters in attic; entry usually 5-15 ft upslope from stain
  • Inspect (in order): pipe boots, step flashing, valleys, chimney flashing, skylight flashing, missing/damaged shingles
  • Most likely culprits: pipe boot (40%), step/wall flashing (20%), chimney flashing (15%)
  • Diagnostic test: hose test below + upward from suspected entry

Sub-symptom 1b: Leak in different spots each rain

Likely cause: multiple failure points OR ice damming OR condensation mistaken for leak

  • Check attic insulation + ventilation first (condensation source)
  • Inspect entire roof for multiple compromised points (failed sealant, age)
  • Consider full roof replacement if multiple failures + age > 15 years

Sub-symptom 1c: Leak during heavy/sideways rain only

Likely cause: wind-driven rain past flashing or under shingles

  • Check rake (gable end) flashing
  • Check vent flashings (sideways exposure)
  • Check at chimney sides + skylight sides
  • Verify shingle wind rating is appropriate to climate

Symptom 2: Leak appears only with snow

Likely cause: ice damming

  • Visible icicles at eaves + ice dams in winter
  • Water backs up under shingles + into structure
  • Real fix: improve attic insulation + ventilation
  • Temporary fix: heat cables along eaves, snow removal
  • Permanent fix: ice + water shield extended UP from eave at next reroof
  • NOT a leak in the conventional sense; structural water-management problem

Symptom 3: Leak appears in humid weather without rain

Likely cause: condensation, NOT roof leak

  • Insufficient attic ventilation traps moisture
  • Moisture condenses on cold rafters, drips on insulation, stains ceiling
  • Diagnostic: humidistat in attic shows high relative humidity
  • Fix: increase ridge + soffit ventilation (NRCA: 1 sq ft of ventilation per 150 sq ft attic, split equally between intake + exhaust)
  • Roof is not the problem; do not patch shingles

Symptom 4: Leak around HVAC vent in roof

Likely cause: B-vent or pipe boot failure

  • Inspect B-vent flashing collar (often gets damaged by impact)
  • Replace metal storm collar + caulk
  • Check that storm collar isn't crushed against vent
  • Re-caulk top of storm collar with poly urethane

Symptom 5: Leak around chimney

Likely cause: chimney flashing complex failure

  • Most common: counter-flashing pulled out of mortar joint
  • Less common: cricket missing (chimney > 30" wide), step flashing damaged, chimney crown cracked
  • Diagnostic: examine all four sides of chimney from roof
  • Repair often requires complete reflashing kit ()

Symptom 6: Leak around skylight

Likely cause: skylight flashing kit failure OR skylight gasket failure

  • Skylight installations < 20 years: usually flashing kit failure (replaceable)
  • Skylight installations > 20 years: glazing seal failure (skylight replacement)
  • Diagnostic: spray water on skylight glass vs. surrounding shingles to isolate
  • Premium skylights (Velux) often re-flashable; cheap skylights may need replacement

Symptom 7: Leak NEAR ceiling but no roof source

Likely cause: NOT a roof leak

  • Could be: plumbing leak above ceiling
  • Could be: HVAC condensation drain blockage
  • Could be: window/door flashing failure
  • Could be: ice dam at eaves (different from active leak)
  • Diagnostic: trace water back along framing; check upstairs plumbing fixtures + walls

Hose test protocol (confirms diagnosis)

When roof inspection identifies a suspected source:

  1. Helper goes inside (attic if possible) with flashlight
  2. Start hose at lowest point on roof; spray 5 minutes
  3. Move up 2 ft; spray 5 minutes
  4. Continue working upward
  5. The moment helper reports water entry = actual source

Hose test takes 30-60 minutes; saves 30-60 minutes of guessing + 1 hour callback.

When the diagnosis is "complete reroof"

These conditions indicate replacement, not repair:

  • Roof age > 20 years on standard architectural shingle
  • Multiple active leaks in different locations
  • Granule loss > 50% throughout
  • Decking soft / rotted in multiple areas
  • Major hail / wind damage (25%+ of shingles)
  • Customer accepts cost trade-off

When the diagnosis is "not actually a roof leak"

Don't sell a repair you shouldn't:

  • Condensation (insulation + ventilation issue)
  • Plumbing leak (different trade)
  • HVAC condensation (HVAC tech)
  • Window/siding leak (siding repair)
  • Foundation moisture wicking up (drainage)

Refer or recommend the correct trade. Reputation > one job.

Documentation template

For each leak diagnosed, document:

  • Customer description
  • Symptom category (1-7 above)
  • Inspection findings (interior + attic + exterior)
  • Suspected source
  • Hose test confirmation
  • Recommended repair OR alternative diagnosis
  • Estimate range

The single biggest leak-diagnostic mistake: ASSUMING ENTRY = VISIBLE STAIN. Water travels along framing 5-15 feet from entry before showing as stain on ceiling. Inspecting only the area directly above the stain misses the real entry 70% of the time. Always trace water path in attic FIRST, then look above the trace endpoint - not above the stain.
