Diagnose + Repair a Roof Leak

Goal

Find the actual source of a roof leak (often nowhere near where the stain shows up) + repair it durably. Most "roof leaks" are actually flashing failures, ice dams, or condensation. Misdiagnosis = repeated callbacks.

Prerequisites

  • Roof inspection equipment (ladder, harness, flashlight, garden hose)
  • Sealant kit (poly urethane roofing caulk, butyl tape, roof cement)
  • Replacement shingles matching existing color (10% extra always)
  • Step flashing + pipe boots in standard sizes
  • 2-4 hours per leak diagnosis + minor repair
  • Helper for hose-spray test

Steps

Step 1: Customer interview (10 min)

  • When did the leak first appear?
  • Does it appear during/after rain only, or also after snow melt?
  • Is it intermittent or always after rain?
  • Where exactly in the home is the water showing?
  • Any recent roof work, tree fall, hail, storm?

Step 2: Interior inspection (15 min)

  1. Locate the visible stain on ceiling or wall
  2. Check attic above stain - trace water path on rafters/decking
  3. Water travels DOWN + LATERALLY along framing - actual roof entry can be 5-15 ft uphill from the visible stain
  4. Look for daylight visible through roof deck near suspected entry
  5. Photo all stain locations + suspected entry points

Step 3: Exterior roof inspection (30 min)

Working from suspected entry area, check (in order of likelihood):

  1. Pipe boots / vent collars: cracked rubber, separated sealant - 40% of leaks
  2. Step flashing at walls: lifted, displaced, missing - 20%
  3. Chimney flashing: failed counter-flashing, gaps in mortar - 15%
  4. Skylight flashing: head flashing cracked, side flashing lifted - 10%
  5. Valleys: damaged shingles, ice dam wear - 5%
  6. Wind damage: missing/lifted shingles - 5%
  7. Nail pops: exposed/raised nails - 3%
  8. Tree abrasion: branch damage to shingles - 2%

Step 4: Confirm with hose test (15-30 min)

Spray water with garden hose AT roof surface starting BELOW suspected leak + working UP. Helper watches attic with flashlight.

  • Start at eave; spray 5 minutes
  • Move up 2 ft; spray 5 minutes
  • Continue until helper reports water entry
  • The point where water enters is the actual leak source

Hose test confirms diagnosis before repair. Don't skip - guessing leads to callbacks.

Step 5: Repair

For pipe boots:

  1. Remove old boot (cut sealant, lift shingles above)
  2. Install new boot in correct size
  3. Seal boot-to-pipe + boot-to-deck with poly urethane caulk
  4. Reset shingles above; nail strip only
  5. Caulk any cut shingle joints

For step flashing:

  1. Pry up shingles to expose flashing
  2. Replace damaged step flashing (8" L-shaped, woven with shingles)
  3. Re-seat counter-flashing at wall (or replace if rusted)
  4. Caulk top of counter-flashing to wall surface
  5. Reset shingles + nail

For chimney flashing:

Complex - typically requires removing + replacing entire flashing kit:

  1. Remove chimney flashing
  2. Cut new step flashing for each course
  3. Install new apron flashing at front
  4. Install cricket if chimney > 30" wide (deflects water around chimney)
  5. Install new counter-flashing (cut into mortar joint OR surface-mounted)
  6. Seal all overlaps + intersections

For valley:

  1. Remove damaged shingles
  2. Replace ice + water shield if torn
  3. Re-cut + install new valley shingles (closed-cut or open metal)
  4. Nail + caulk per spec

For nail pops:

  1. Pull popped nail
  2. Drive new nail 1/2" off original location
  3. Caulk over old hole
  4. Inspect surrounding shingles for damage

Step 6: Verify repair (15 min)

  1. Hose-test the repair location for 10 minutes
  2. Helper confirms no water entry in attic
  3. Photo the completed repair
  4. Document repair details + warranty

Step 7: Customer handoff (10 min)

  1. Walk customer through what you found + fixed
  2. Photos of before/after
  3. Warranty in writing (typically 1 year on repair)
  4. Recommendation for any other issues found
  5. Follow-up call within 30 days

When repair is NOT the answer

These conditions suggest full replacement rather than repair:

  • Multiple active leaks in different locations
  • Shingles 18+ years old + curling/cracking throughout
  • Granule loss exceeding 50% of original
  • Decking soft/rotted over significant area
  • Insurance claim for storm damage covering 25%+ of roof

Have the conversation honestly with customer + don't repair past the point of value.

Common mistakes

  • Repairing where the stain shows: leak entry is usually upslope; chase the actual source
  • Sealant instead of flashing: caulk fails in 2-3 years; flashing lasts decades
  • Skipping hose test: 30% callback rate when repair is based on guess
  • Reusing old pipe boots: cracking is internal to rubber; "looks ok" is wrong
  • Patching with mismatched shingles: obvious cosmetic failure + customer complaint
  • Not photographing: customer disputes repair quality without proof

Safety notes

  • Wet roof = no roof. Reschedule for dry conditions.
  • Harness on roofs > 6/12 pitch
  • Never solo on roof; always 2-person team
  • Beware electric service entrance + wires near roof edge

The single biggest leak-repair mistake: STOPPING AT THE FIRST SUSPECT. Roofs often have multiple compromised points; the leak you fixed today may not be the one that called you. After fixing the obvious culprit, do a full inspection of all penetrations + valleys + flashings. The 30 minutes prevents a callback in 6 months.
