Customer Says Roof Leaks When It Rains Hard Translation Decision Tree
Why this matters
"It only leaks when it rains hard" is one of the most diagnostically useful complaints a customer can give you, and most techs waste it. The phrase is not vague; it encodes a real physical condition. A roof that leaks only in heavy rain, but stays dry in a light shower, is telling you the defect is not a simple open hole (that would leak in any rain). It is a defect that only admits water above a volume or velocity threshold: wind-driven rain pushed under a shingle, a flashing that backs up only when the gutter line is overwhelmed, or a penetration that wicks only when the field is saturated. Translating the customer's words into the physics narrows the hunt before you set a ladder. This tree turns "rains hard" into a short list of suspect mechanisms and the tests that confirm each.
Symptom presentation
Customers describe the same hard-rain leak several ways. "Only when it really pours." "When the wind blows the rain sideways." "When it rains for a long time, not a quick shower." Each variant points somewhere different. Sideways or windy rain points to wind-driven intrusion under shingles, into wall flashings, or around penetrations on the windward slope. Long-duration rain that finally leaks points to a saturation or backup mechanism: ice-dam-style backup at eaves, a gutter or valley that overwhelms only after sustained volume, or an underlayment failure that holds out a short shower but soaks through over hours. A sudden pour with no wind points to volume: a clogged or undersized drain, a valley that cannot pass the flow, or a flashing whose overlap is marginal.
Quick checks
Before climbing, gather the modifiers. Ask which direction the wind blows when it leaks, how long the rain runs before water shows inside, and exactly where inside the water appears. From the ground, scan the windward elevation for lifted shingles, the rake and eave edges, the obvious penetrations (pipe boots, vents, chimney, skylights), and the gutter and valley lines for overflow staining. Walk the interior to mark the entry point, remembering water travels along framing before it drips, so the stain is downhill of the real entry, not under it.
Also pin down whether the leak is new or recurring and whether anything changed recently: a new satellite mount, a replaced vent, a recent reroof on a neighboring section, fresh gutter guards, or a tree that dropped a limb. A hard-rain leak that started right after work was done on or near the roof usually traces to that work, and knowing it saves a full-roof hunt. Note the slope and roof type too, because a hard-rain-only leak on a low-slope membrane points at ponding and drain capacity, while the same complaint on steep-slope shingles points at headlap and flashing.

- Leaks only with wind plus rain, dry in calm heavy rain? Suspect wind-driven intrusion. Inspect the windward slope's shingle headlaps, sidewall and headwall flashings (step and counter flashing), and penetration boots. Wind-driven rain defeats marginal laps that gravity alone never tests.
- Leaks only after long-duration rain, regardless of wind? Suspect saturation or backup. Check valley capacity and debris, eave/gutter backup, and underlayment condition at the entry. A short shower stays out; hours of volume find the weak overlap.
- Leaks with sudden high-volume rain, calm? Suspect flow capacity. Inspect valleys, internal drains and scuppers, and any flashing relying on a tight overlap that a sheet of water can jump.
- Leaks worst at one penetration or wall every hard rain? Go straight to that detail: pipe boot crack, failed counterflashing reglet, skylight curb, chimney cricket absence.
- Diffuse interior wetting only in hard rain? Suspect underlayment or decking failure over an area, not a single point.
Confirming diagnosis
Confirm with a controlled water test, isolating one variable at a time. Start low on the slope and work up, running water for several minutes at each zone while a second person watches inside. A garden hose mimics steady rain but not wind or volume, so for a suspected wind-driven leak, direct the stream up under the shingle butts and at flashing laps from below to recreate the angle. For a volume leak, flood the valley or drain to recreate sheeting flow. The leak appears inside only when you reproduce the threshold the customer described, which is itself the confirmation. Mark the entry, then trace back uphill on the deck to the true breach.
Remediation
Match the fix to the confirmed mechanism. Wind-driven intrusion under field shingles often needs the affected courses re-laid with proper headlap and, at edges, starter and drip-edge correction. Flashing intrusion needs the step, headwall, or counterflashing rebuilt to lap correctly, not surface-sealed. Penetration leaks need the boot or curb flashing replaced and integrated under the upslope course. Volume and backup leaks need the valley, drain, or gutter capacity restored and, where the overlap was marginal, the detail rebuilt or supplemented with a proper membrane. Sealant over a flashing that fails only in hard rain is a temporary patch, not a repair; the water finds the same path once the bead ages.
Where wind-driven rain is the confirmed mechanism on a leak-prone detail, the durable fix often adds a self-adhering leak barrier under the repaired area so the assembly tolerates the occasional overwhelm without relying on a single line of defense. At eaves, valleys, and around penetrations, that membrane is what stops the wind-driven and backup water that exposed laps cannot. Set the customer's expectation honestly: a hard-rain leak means the assembly works in ordinary weather and fails at a threshold, so the repair must address that threshold, not just dry-day appearance.
