Chimney Leak Counter-Flashing vs Cricket vs Cap Decision Tree

Why this matters

Chimneys are the most common roof-leak source because they interrupt the roof plane with masonry and create four distinct water-management details, the step and base flashing, the counterflashing into the masonry, the cricket or saddle on the uphill side, and the crown and cap at the top. Each fails differently and each demands a different repair, yet many techs reach for sealant and smear it over whatever looks suspect. That hides the symptom for a season and guarantees a callback. Isolating whether the water enters at the counterflashing, because of a missing cricket, or down through a cracked crown or open cap is the entire diagnosis, and it determines whether you reflash, build a cricket, or rebuild the crown.

Symptom presentation

The customer reports leaks near the chimney chase, often staining a ceiling on the upslope side of the chimney or down an interior wall the chimney passes. Leaks may correlate with rain volume, wind direction, or simply any sustained rain. On the roof you may find debris and a depression on the uphill side of a wide chimney (no cricket), counterflashing pulled out of the mortar joint or sealed with failing caulk, a cracked masonry crown, or a missing or rusted rain cap. Inside the firebox or at the damper, water staining points to top-down entry through the crown or flue.

Quick checks

In the attic or at the ceiling, determine which side of the chimney the water tracks from. Upslope-side staining points to the cricket and uphill base flashing; sidewall staining points to step flashing and counterflashing; staining inside the firebox or flue points to the crown and cap. On the roof, measure the chimney width across the slope: a chimney wider than about 30 inches needs a cricket per code. Check the counterflashing, is it let into a reglet or mortar joint, or just surface-caulked and lifting? Inspect the crown for cracks and the cap for presence and condition. Probe the mortar joints the counterflashing seats into.

  • Water tracks from the uphill side of a wide chimney and debris ponds there. Suspect a missing or undersized cricket. Without a saddle, runoff dams against the masonry and backs up under the base flashing. IRC requires a cricket on chimneys wider than 30 inches. Confirm chimney width and look for the saddle.
  • Water tracks from a side of the chimney parallel to the slope. Suspect step flashing reverse-lapped or counterflashing pulled from the mortar. Each shingle course needs its own step flashing woven in, with counterflashing let into the masonry over it. Lift and inspect.
  • Counterflashing is surface-mounted with caulk and the caulk is cracked or peeling. The seal failed; the joint was never let into a reglet. Confirm by checking whether the metal enters a cut joint or just sits on the brick.
  • Water shows inside the firebox or at the damper, dry on the roof plane. Suspect a cracked crown, a missing or damaged rain cap, or deteriorated flue. This is top-down entry, not flashing. Inspect the crown and cap from the top.
  • Stains correlate strongly with wind direction. Suspect wind-driven rain past short or reverse-lapped flashing on the windward face; reproduce with a side-on water test.
  • Masonry itself is spalling and saturated. Suspect water absorption through unsealed brick, a separate path that wicks into the assembly. Confirm with a moisture read on the masonry.

Confirming diagnosis

Water-test the chimney in isolation, low to high, one detail at a time, with a helper inside watching the marked track. Start by wetting only the downslope base flashing, then the side step flashing, then the upslope cricket and base, then finally flood the crown and cap area from the top. The lowest detail that reproduces the leak is the source. If wetting the roof never leaks but pouring water onto the crown does, you have top-down entry through the crown or cap, not a flashing problem. If the upslope side leaks only when water is allowed to dam against the masonry, the missing cricket is confirmed. Document which detail leaked before opening anything, because the customer often expects "the flashing" when the real fault is the crown.

Remediation

Repair the confirmed detail to its proper construction. For counterflashing, cut a reglet or rake the mortar joint, insert and lock the counterflashing into the joint, and re-point; do not rely on surface caulk as the primary seal. For step flashing, reinstall with one piece per shingle course, woven shingle-flashing-shingle, with the counterflashing lapping over it. For a missing cricket on a chimney wider than 30 inches, build a properly sloped saddle framed and flashed to divert runoff around the chase, this is code, not optional. For top-down entry, rebuild or seal the cracked crown with a proper overhanging crown, install or replace the rain cap, and reline the flue if deteriorated. Where masonry is saturated, apply a vapor-permeable masonry water repellent after the crown and flashing are sound. Re-run the staged water test after the repair.
