Just Flushed The Heater, Now No Hot Water: PM-Induced Decision Tree
Why this matters
You drained, flushed, and refilled a tank water heater for routine maintenance, and now there is no hot water or only lukewarm water. The flush did not create heat where there was none; it disturbed something. On a gas unit the pilot or burner may not have relit, or a thermocouple/flame-sensor got bumped. On electric, an element may have fired dry and burned out, or air left in the tank tripped a reset. Sediment knocked loose can clog the dip tube or the cold inlet. A PM-induced no-hot-water call is a short, ordered tree: gas-versus-electric splits it first, then dry-fire, air-lock, and sediment branches resolve it without condemning a tank that just needs a relight or a reset.
Symptom presentation
The complaint follows the visit directly, which is the strongest clue. On gas: no hot water at all usually means the burner is not firing (pilot out, no flame). On electric: no hot water often means both elements are off (tripped high-limit reset or a dry-fired element). Lukewarm or short hot water suggests a disturbed dip tube, a single dead element (electric), or a thermostat knocked off setting. Sputtering or air in the lines points to air left in the tank or trapped in the loop after refill. Pin down "no heat at all" versus "some heat, not enough."
Quick checks
- Was the tank fully refilled before re-energizing? This is the cardinal flush error. Energizing an electric element with the tank not full dry-fires and destroys it in seconds. Confirm a hot tap ran full, air-free, before power went back on.
- Gas pilot/burner. On a standing-pilot or igniter unit, confirm the pilot is lit or the burner is firing. A flush often requires relighting per the unit's lighting instructions.
- High-limit reset (ECO). On electric, the red reset button on the upper thermostat trips after a dry-fire or overtemp. Check whether it popped.
- Power and gas restored. Confirm the breaker is on / gas valve is open after the service. A breaker or shutoff left off is the simplest miss.
- Air in lines. Sputtering taps mean trapped air; bleed it before deeper diagnosis.
Gas water heaters: follow the unit's lighting instructions exactly and verify safe combustion and venting before leaving. Carbon monoxide is a lethal hazard. Electric water heaters: lock out power before touching elements, thermostats, or the ECO reset. Never energize an electric tank that is not completely full of water; dry-firing is a burn and damage hazard.
Isolation tree
Branch A: gas, no hot water, burner not firing. Relight per the lighting label. If the pilot will not stay lit, the thermocouple or flame sensor may have been disturbed or the gas was not fully restored. Confirm gas supply, then the pilot/flame-proving path. If it lights and holds, the flush simply extinguished it.
Branch B: electric, no hot water, ECO reset tripped. The high-limit opened. Most common cause after a flush is a dry-fired element. Before resetting, confirm the tank is full. Reset the ECO; if it holds and water heats, the trip was incidental. If it re-trips, look for a shorted/grounded element or a stuck thermostat.
Branch C: electric, no hot water, ECO not tripped. Measure the elements. With power on and the tank full and cold, check voltage at each element and element resistance with power off. An open (dry-fired/burned) element reads infinite resistance and makes no heat. A grounded element trips the breaker. Replace the failed element.
Branch D: lukewarm or short hot water. A single dead element (electric, usually the lower) gives a short hot draw. A dip tube broken or dislodged during the flush sends cold water straight to the hot outlet, diluting delivery. A thermostat bumped low reduces setpoint. Check element pair, dip-tube integrity, and thermostat setting.
Branch E: sputtering, air, or low flow. Air left in the tank or trapped in a recirc loop. Sediment stirred up by the flush can lodge in the cold inlet or outlet. Bleed air fully; inspect for a sediment-clogged inlet if flow is also low.
Confirming diagnosis
- Gas: a burner that lights, holds flame, and recovers tank temperature confirms a simple relight. Verify draft and combustion.
- Electric element: a good element reads its rated resistance (a few to tens of ohms depending on wattage) and is not grounded to the tank; an open reading confirms a burned element.
- ECO hold: a reset that holds with both elements and thermostats good confirms an incidental trip; a repeat trip confirms an ongoing element or thermostat fault.
- Recovery test: the tank reaching and holding setpoint over a normal recovery period confirms full function restored.
- Dip tube: hot delivery temperature back to normal duration confirms the dip tube is intact and the cold supply is reaching the tank bottom.
Remediation
- Gas: relight per label; replace a disturbed thermocouple/sensor only if it will not hold; verify venting.
- Dry-fired element: replace the element, confirm the tank fills completely before re-energizing, reset the ECO.
- Failed/grounded element: replace; clear the short before restoring the breaker.
- Dip tube: replace if cracked or dislodged.
- Air/sediment: bleed air fully, flush remaining loose sediment, confirm flow and no sputter.
- Thermostat: restore setpoint; confirm both upper and lower agree per the unit.
