Commercial Flush-Valve Diaphragm Troubleshooting
Why this matters
Commercial restrooms run on flushometer-style flush valves (Sloan Royal, Zurn Z6000 / Aquaflush, Kohler Tripoint). When one fails, the symptom is rarely "no flush"; it is short flush, double flush, continuous trickle, or sudden line-hammer that cracks a porcelain bowl. A service tech who can read the diaphragm condition in 60 seconds and stock the right rebuild kit on the truck closes the call without a second trip. The wrong diagnosis (e.g., chasing a stop seat when the relief valve is the failure) wastes parts and leaves the customer's bathroom out of service.
How a diaphragm flush valve works
Pressurized water on top of a flexible diaphragm holds the diaphragm seated against the seat ring; line pressure on both sides of the diaphragm is equal but the upper chamber's area is slightly larger, so the diaphragm seats. Pressing the handle tips a relief valve in the diaphragm, vents the upper chamber, line pressure under the diaphragm pushes it up and water flows to the bowl. As water flows, a bypass orifice in the diaphragm slowly refills the upper chamber until the diaphragm reseats. The whole sequence is 4 to 7 seconds at design 25 to 80 psi.
Symptom 1: Short flush (3 seconds or less)
Cause: bypass orifice is enlarged or the upper chamber is leaking past a worn diaphragm rim, refilling and reseating the diaphragm before the bowl finishes. The orifice in Sloan Royal A-42-A and similar diaphragm kits is calibrated and not adjustable; a worn diaphragm has to be replaced. Confirm by removing the diaphragm and inspecting for stretch, scoring, or mineral pitting around the relief valve seat. The fix is a fresh A-1102-A (3.5 gpf), A-1107-A (1.6 gpf), or A-1115-A (1.28 gpf) kit, matched to the model and flush volume engraved on the valve cover.
Symptom 2: Long flush or continuous run
Cause: the relief valve in the diaphragm is stuck open, or the diaphragm rim is not seated against the seat ring (debris under the diaphragm). Shut the control stop. Remove the cover, lift out the diaphragm, inspect the seat ring for grit, scale, or rubber fragments. Flush the upper chamber, reinstall the diaphragm clean, reopen the stop, test. If the run continues, the relief valve itself has lost its return spring tension or the relief seat has a hairline crack; full diaphragm kit replacement.
Symptom 3: Double flush
Cause: water hammer or supply-line air bouncing the diaphragm back open after the initial close. Check supply pressure with a gauge at the stop with the valve idle and during flush. If static pressure exceeds 80 psi, install a pressure regulator on the building supply or a Sloan A-72 inlet supply check. Verify the control stop is not partially closed; a throttled stop creates oscillation that mimics the double flush.
Symptom 4: Line hammer at end of flush
Cause: shutoff is too abrupt because the bypass orifice is plugged and the diaphragm slams closed instead of cushioning. Replace the diaphragm; the kit refresh resolves it. Persistent hammer after kit replacement points to inadequate water-hammer arrestors on the riser; PDI WH-201 sizing tables apply to commercial flush-valve groups, typically a "B" or "C" size arrestor per group of 3 to 6 valves.
Symptom 5: Will not flush at all
Cause: control stop closed, handle assembly broken, supply screen plugged, or relief-valve stem in the diaphragm corroded shut. Verify the stop is full open (check by listening for fill into the cover when handle is tripped). Remove the handle assembly and check the seal cup and plunger; on Sloan Royal, the handle assembly is the H-553-A or H-573-A kit. If handle is good and the diaphragm refuses to lift, replace the diaphragm; the relief stem may be corroded into its bore. Sensor-operated flush valves add a solenoid (Sloan G2 / Optima) failure mode; pull the override push-button or scope sensor power.
Stocking strategy for the service truck
For Sloan Royal coverage: A-1102-A (3.5 gpf urinal), A-1107-A (1.6 gpf), A-1115-A (1.28 gpf), H-553-A handle, A-42 vacuum breaker. For Zurn Aquaflush coverage: P6000-EUR (1.6 gpf piston-style) or P6000-1ED (diaphragm-style) rebuild kits. Generic stops: 3/8 inch and 1/2 inch control stops. A complete service kit per major OEM is one truck shelf; covers 90 percent of calls.
