Large Repaint Triage: Which Prep First Decision Tree
Why this matters
On a large repaint the prep list is long: wash, scrape, sand, repair substrate, treat mildew, prime bare spots, caulk, fill cracks. Done out of order, work undoes itself. Caulk before you wash and you seal dirt into the joint. Prime before you scrape and you bury loose film under fresh paint. Wash before you kill mildew and you spread live spores across the clean wall. Sequencing prep correctly is the difference between a coating that lasts and one that fails on schedule on otherwise sound materials. This tree orders the prep so each step lands on a surface the previous step prepared, with safety controls gating anything that disturbs old coatings, and a confirmation gate at each step so the next one never starts on an unfinished surface.
Symptom presentation
The building presents every prep condition at once: chalk on the sun walls, mildew on the shaded north side, peeling and bare wood below windows, open caulk at trim, hairline substrate cracks, glossy old enamel on doors. None of these are independent. Mildew not killed before washing spreads live spores across clean areas. Loose paint not removed before priming carries the new coat off with it. Bare wood not primed before topcoat starves the film of adhesion. Caulk run before the wash and prime traps dirt and bonds to bare absorbent wood instead of a primed face.
The job looks like a pile of tasks; it is actually a strict order, and getting the order wrong is the hidden cause of premature failure on otherwise good materials. The failures do not announce the sequencing error; they show up months later as peel above a joint, mildew bleeding back through, or a new coat lifting off unsanded gloss, and the post-mortem traces every time to a step done out of order.
Quick checks
- Inventory every prep condition per elevation before starting: chalk, mildew, peel/bare substrate, gloss, open joints, cracks, repairs needed.
- Identify anything that must be killed or stabilized before washing (mildew) and anything that washing will reveal (loose paint edges, hidden bare wood).
- Flag pre-1978 surfaces that will be sanded or scraped for lead-safe handling before any abrasion.
- Note moisture-driven failures; those need the source fixed before any prep cosmetics, or the prep is wasted.
Decision thresholds (prep order)
Sequence safety first, then remove/clean, then repair, then prime, then seal, in this fixed order.
- Step 0, safety gate: pre-1978 coatings to be disturbed get lead-safe controls first (see warning). Resolve access and hazards.
- Step 1, treat biological growth: apply mildew/algae treatment and let it work before washing, so washing removes dead growth rather than spreading live spores.
- Step 2, wash: pressure or hand wash to remove chalk, dirt, salts, and treated mildew. Let the substrate dry to spec (verify with a moisture meter on suspect areas).
- Step 3, remove loose coating: scrape and sand all peeling, blistered, and poorly bonded film to a sound, feathered edge. Scuff glossy areas. This must precede any priming.
- Step 4, repair substrate: fill cracks, replace rotten wood, patch, and address any moisture source feeding failure. Repairs done after priming get skipped or buried.
- Step 5, spot-prime: prime all bare substrate, repairs, and stain/bleed areas with the correct primer (stain-blocking, rust-inhibitive, chalk-binding as needed).
- Step 6, caulk and seal: caulk joints AFTER washing and priming so the sealant bonds to clean, primed faces, not dirt or bare absorbent wood.
- Step 7, finish coat.
Where elevations differ, prep each through Step 6 before topcoating, so the whole building finish-coats on equally prepared substrate.
Buildings built before 1978: sanding, scraping, and power-washing disturb lead-based paint and are regulated under the EPA Renovation, Repair and Painting Rule (40 CFR Part 745). Test or assume lead, apply containment and lead-safe work practices, and use certified personnel before any Step 3 abrasion.
Confirming diagnosis
Confirm each step is complete before the next, because the failures hide between steps. After washing, confirm chalk is gone with a dark-cloth rub (ASTM D4214) and the surface is dry with a moisture reading; a wet or chalky substrate fails the topcoat regardless of later prep. After scraping, confirm remaining film is bonded with a tape test (ASTM D3359) on a sampled area; loose film left under primer is the most common buried defect. After priming, confirm bare and stain areas are covered before caulking; caulking first hides unprimed wood. The confirmation gate at each step is what prevents re-doing the whole job.
Remediation
If the order was broken, back up to the violated step rather than topcoating over it.
- Caulked before washing/priming: cut out caulk over dirt or bare wood, wash, prime, re-caulk.
- Primed before scraping: scrape loose film and feather, even through fresh primer, then re-prime.
- Topcoated before mildew was killed: clean and treat, then recoat with a mildew-resistant system; bleach-over-color does not remove the biofilm.
- Once sequencing is correct, finish-coat the whole building on uniformly prepared, primed, sealed, and dry substrate.
The one ordering rule worth memorizing on every job: clean and remove before you repair, repair before you prime, prime before you caulk, caulk before you finish. Mildew treatment leads because it must act before the wash that removes it, and the safety gate leads everything because lead controls cannot be retrofitted onto dust already made. Hold each step until its confirmation gate passes and the long prep list reduces to a coating that lasts the full service life of the material.
