Customer Says The Color Looks Wrong Translation Decision Tree
Why this matters
"The color looks wrong" is one of the hardest complaints to defend because color is partly perception, partly physics, and occasionally a genuine tint error. If you reach for a recoat or a re-tint before you isolate the cause, you may repaint a wall that was mixed perfectly correctly and still produce a "wrong" result, because the real cause was lighting, sheen, or the substrate showing through. The discipline is to separate a true formulation error from the optical effects that make a correct color read differently than the customer expected. That separation determines who pays for the fix.
Symptom presentation
The complaint takes several shapes. The color looks fine in one room and off in another. It looked right on the chip or sample but wrong on the wall. Two walls painted from the same can read differently. The color shifted between the wet film and the dried, cured film. The color looks right in daylight and wrong under lamps, or vice versa. Each of these has a different mechanism: lighting and metamerism, substrate and coverage, sheen and angle, drying shift, or an actual mis-tint. The customer cannot tell you which; the painter has to read it.
Quick checks
Carry the original formula or chip, a known-correct sample of the color, and a portable light source of a different type than the room's (bring an incandescent if the room is LED, or daylight-balanced if the room is warm). Compare the wall against a fresh draw-down of the same can on a sealed white card; if the card and the wall disagree, the substrate or coverage is the variable, not the tint. View the wall under at least two light sources; a color that matches under one and not another is metamerism, not an error. Check sheen uniformity by raking a light along the wall at a low angle; uneven sheen reads as uneven color. Confirm the can's formula sticker matches the specified color and base.
Isolation tree
Branch 1, color matches a fresh draw-down on a white card but looks wrong on the wall: substrate or coverage. The old color, an uneven primer, or thin film is altering the perceived color. Fix is full hide (correct primer, additional coat), not re-tint.
Branch 2, color matches under daylight but shifts under artificial light (or between two rooms with different bulbs): metamerism. The formulation reads differently under different spectra; this is inherent to the color choice, not a defect. Manage expectations and, if needed, help reselect.
Branch 3, wet film looked right, dried film looks off: normal dry-down color shift. Most paints darken or shift slightly as they cure; judge color only on a fully dried, ideally cured film.
Branch 4, two areas from the same can differ, or the wall differs from a verified sample: investigate sheen first (angle/lighting), then confirm the formula sticker. If the sticker or the draw-down disagrees with the spec, it is a genuine tint or wrong-base error.
Branch 5, color looks right at eye level but wrong on a tall wall or ceiling, or right up close and wrong from across the room: viewing geometry and the interaction of sheen with raking light. A satin or higher sheen reflects the light source differently at a shallow angle, shifting perceived color and lightness. This is not a tint error; it is the same paint read at a different angle, and no remix will change it. Manage it by controlling lighting or, if the sheen is the issue, reselecting a flatter sheen for that surface.
Confirming diagnosis
Confirm a mis-tint by drawing down the suspect can beside a vendor-verified standard of the same color and base under controlled light; a visible difference at full hide is a formulation error. The draw-down must be at full hide on a sealed white card, two coats if needed, because a thin single pass over a card reads lighter and will fool you into thinking a correct can is wrong. Where a defensible answer is needed, evaluate the difference per ASTM D1729 visual appraisal practice using a controlled viewing booth or daylight-balanced light, comparing samples side by side at the same angle. Confirm metamerism by viewing the verified sample and the wall together under multiple light sources (daylight, the room's lamps, and a third type); if they track together but disagree with the customer's reference object, the reference was the mismatch, and the formulation is correct. Confirm coverage by adding a measured coat to a test area; if the color "corrects" toward the target as film builds, it was hide, not tint, and the answer is more coats or the right primer, not a remix.
Remediation
Substrate/coverage: apply the correct primer for the underlying color and add coats to full, even hide per the product spread rate. Metamerism: this is a selection issue; document that the color is mixed to standard and assist with reselection under the room's actual lighting if the customer wants a change. Dry-down shift: allow full cure before judging, and set that expectation in writing up front. Confirmed mis-tint or wrong base: remix to the correct formula and base and recoat. Always judge final color on a cured film, at full hide, under the room's real lighting before deciding anyone needs to repaint.
The cheapest way to avoid this complaint is to control how the color was approved. A brushed-out sample board of the actual product and sheen, viewed on site under the room's lighting at the time of day the customer cares about, prevents nearly every "looks wrong" callback because the customer signs off on the real thing, not a printed chip under store light. When a color is approved only from a small chip, document that limitation so a perception-driven complaint later does not become a free repaint.
