Check Moisture Vs Prep Vs Product First Coating Failure Decision Tree

Why this matters

Coating failures fall into three buckets: the environment was wrong (moisture, temperature, dew point at application or in service), the preparation was inadequate (contamination, no profile, wrong primer, recoated too soon or too late), or the product itself was defective or misapplied (off-ratio, bad batch, wrong product for the substrate). The overwhelming majority of field failures are moisture or prep; true product defects are rare. Knowing the order to investigate keeps you from blaming the can when the wall was wet, and from blaming the wall when the prep was skipped. The correct sequence is moisture, then prep, then product, because product defects are only credible once the first two are excluded.

Symptom presentation

A coating has failed and the cause is not obvious. The failure could be peeling, blistering, poor adhesion, soft cure, staining, cracking, or color/sheen problems. Note when it failed: very early (within days, pointing to application-condition or cure problems) versus later in service (pointing to moisture in service or prep). Note where: wet rooms, below grade, sun-exposed, or all over. Note the failure plane and whether the prior surface was prepped. A failure that shows up uniformly across a well-prepped wall behaves differently from one that appears only where prep was rushed or only where water reaches.

Quick checks

Three instruments lead: a moisture meter, a record (or evidence) of the prep done, and the product data. Read moisture on and around the failure and on sound areas. Establish whether the surface was cleaned, dulled, and primed appropriately for the substrate, and whether application conditions (temperature, humidity, dew point, recoat timing) were within the product TDS. Pull the batch and product information to confirm the right product was used for the substrate and that nothing about the lot is suspect. Most investigations resolve at the first two checks.

Isolation tree

Step 1, moisture. Substrate above the product's stated moisture limit, condensation at application, or in-service water intrusion: moisture is the cause. Wood over roughly 15 to 18 percent, masonry damp, concrete RH over the product limit, or application below dew point and the failure pattern follows water. Correct the source and conditions first.

Step 2, if moisture is excluded, prep. Glossy un-sanded recoat, chalked or contaminated surface, no profile on slick substrates, wrong or missing primer, or recoating outside the product window. Evidence: clean release with chalk transfer, fish-eyes from contamination, intercoat delamination, or stains never sealed. Inadequate prep is the most common true cause after moisture. Each prep defect has a signature: fish-eyes (small craters) mean a surface contaminant like silicone, oil, or wax the coating could not wet; uniform clean release with white chalk on the chip back means the prior surface was chalked and never dulled or bonded; delamination of only the new coat over an intact glossy old coat means the gloss was never broken before recoating. Reading the signature points straight at the prep step that was skipped.

Step 3, only if moisture and prep are clean, product. Off-ratio mixing on a two-component system, exceeded pot life, expired or freeze-damaged material, wrong product class for the exposure, or a genuine batch defect. Confirm by comparing application records to the TDS and, if a batch is suspected, drawing down fresh material under controlled conditions and contacting the manufacturer with the lot number.

Confirming diagnosis

Confirm moisture by tracking readings after wetting events and using a calcium-chloride moisture-vapor-emission or in-situ RH test on concrete, compared against the product's slab limit. Confirm prep by adhesion testing per ASTM D3359 (cross-cut, 0B-to-5B) and inspecting the failure plane for contamination, chalk transfer, or a glossy un-abraded surface; confirm concrete cleanliness and profile per ASTM D4258 surface-cleaning and D4259 abrading practices. Confirm a product issue last and only after the first two are excluded: verify the mix ratio and that work stayed within pot life on two-component systems, check storage history (freeze damage, expired shelf life), and draw down fresh material from the same and a different lot to see whether the defect reproduces. A defect that reproduces on a clean, dry, properly prepped test panel under in-spec conditions is the only solid basis for a product claim; without that panel, "bad paint" is an assertion the manufacturer will reject.

Remediation

Moisture: stop the water, dry below the product limit, recoat under in-spec conditions. Prep: remove the failing coating, eliminate contamination and chalk, establish the correct profile, prime appropriately, and recoat within the window. Product: if a verified defect, document with the batch number and manufacturer, replace the material, and recoat. Keep application records (temperature, humidity, dew point, recoat times, batch numbers) on every job so the product step can be argued from evidence, not assertion.

The order is also a cost and credibility tool. Investigating product first wastes a manufacturer's time and your own, because they will immediately ask for the moisture and prep data you have not gathered, and a claim that cannot exclude the first two buckets is dismissed on its face. Working moisture, then prep, then product means that by the time you do suspect the material, you can hand over readings, a documented prep, and a reproduced defect on a control panel. That package is what gets a legitimate product issue taken seriously and a non-issue closed without a callback war.
