Bleed Through After Prime Decision Tree

Why this matters

A wall primed yesterday shows discoloration coming through the primer this morning. The painter applied the wrong primer for the bleeding species. Stain-blocking primer is not one product; it is a category of four chemistries (water-based acrylic, water-based latex with stain-block additive, alkyd or oil-based, and shellac-based), each effective against different bleed sources and ineffective against others. Choosing the wrong chemistry produces a visible failure within hours. The decision tree below matches bleed type to primer chemistry.

Symptom presentation

After applying primer the painter or customer sees:

  • Yellow, brown, or amber discoloration coming through (tannin, smoke, nicotine, or grease)
  • Pink or red ring around water-stain edges (rust or iron pigment)
  • Marker, pen, or crayon visible through the primer
  • Knot or grain pattern visible through the primer on wood substrates
  • Soot from a fire or smoke event visible through the primer

Quick checks before recoating

Capture:

  • Substrate type: drywall, wood, masonry, plaster, metal
  • Bleed source if known: water stain, smoke, nicotine, crayon, knot, rust, ink
  • Primer used at original application
  • Time between primer application and bleed-through observation
  • Substrate moisture content if water staining is involved

Branch A: tannin from wood

Tannins are water-soluble extractives in many wood species, most notably cedar, redwood, fir, and certain pines. Tannin bleeds amber to brown through water-based primers because the primer's water vehicle dissolves the tannin and carries it to the surface as the primer dries.

Diagnostic: bleed is amber to brown, located on knots or random spots on wood substrate, appears within hours of primer application.

Correct primer: alkyd or oil-based stain-blocking primer (Zinsser Cover-Stain, Sherwin-Williams ProBlock Alkyd, Benjamin Moore Fresh Start oil-based) or shellac-based primer (Zinsser BIN). Water-based primers, even those labeled "stain-blocking," generally do not block tannin bleed-through reliably on cedar or redwood.

After alkyd or shellac prime, allow full dry time per the product data sheet (typically 4 to 24 hours for alkyd, 45 minutes to 2 hours for shellac), then topcoat with the chosen exterior or interior product.

Branch B: water staining (with or without rust)

Water stains in drywall or plaster from a roof leak, plumbing leak, or HVAC condensate appear as a brown ring or amber discoloration. The stain itself is mineral content from the water plus tannins from the gypsum or paper. If iron is present (from a rusted nail, screw, or fastener), the stain has a pink or red component.

Diagnostic: water stain on drywall, plaster, or ceiling. Often a ring pattern. Pink or red component suggests iron.

Correct primer: shellac-based primer (Zinsser BIN) is the standard answer; alcohol vehicle is impermeable to water vehicle of any contamination. For pink or red rust component, shellac also blocks; for severe iron staining, mechanical removal of the rust source may be required.

After shellac prime, the substrate must be confirmed dry before topcoat. Painting over a still-wet substrate (even if stain is blocked) creates blister failure.

Branch C: nicotine or grease

Nicotine on walls in a smoker's home and cooking grease on kitchen walls accumulate on the surface and behind the existing paint film. Both are partially water-soluble (nicotine is, grease is not) and both bleed yellow to brown through standard primers.

Diagnostic: yellow to amber discoloration across a wall in a smoker's home, or above-stove yellow staining in a kitchen.

Correct primer: shellac-based (Zinsser BIN) is most effective for nicotine; alkyd is effective for both nicotine and grease. Water-based stain-block primers vary widely in performance; some product lines (Kilz Restoration, Zinsser Bulls Eye 1-2-3) include nicotine-blocking claims; verify against the product data sheet.

Pre-prime cleaning: TSP or TSP-substitute washing per the product label removes surface contamination and improves primer performance. Cleaning alone without primer is not sufficient on long-accumulated staining.

Branch D: smoke from fire damage

Smoke damage from a fire is a specialized case. The soot has both water-soluble and oil-soluble components, plus acidic content from combustion of various materials. Smoke also penetrates beyond the paint film into the substrate.

Diagnostic: visible soot, smoke odor, post-fire restoration context.

Correct primer: shellac-based (Zinsser BIN) is the industry standard for smoke and fire damage. The alcohol vehicle blocks both water-soluble and oil-soluble smoke contamination and seals the substrate against odor migration. The standard procedure per IICRC S700 (fire and smoke damage restoration) is full surface clean, deodorize, then shellac prime, then topcoat.

For severe smoke damage, mechanical removal of the substrate surface (sanding, scraping, or replacing) may be required before shellac prime. Pre-prime cleaning with smoke-soot removers per the manufacturer label.

Branch E: knot bleed on bare wood

Wood knots contain concentrated pitch and tannins. On bare wood under paint, knots bleed through within months of application unless blocked at prime.

Diagnostic: knots visible on bare wood substrate, often with amber discoloration through existing primer.

Correct primer: shellac-based (Zinsser BIN) is the standard for knot blocking. Alkyd may work for less-resinous species but shellac is more reliable. Spot-prime knots with shellac before full priming the wood, then full prime with alkyd or appropriate water-based exterior primer.

Branch F: marker, pen, or crayon

Marker and ink contain water-soluble dye plus oil-soluble carrier. Standard primer does not block.

Correct primer: shellac-based (Zinsser BIN) is most reliable. Some specialty primers (Kilz Premium, certain water-based stain blockers) claim ink and marker blocking; verify against the product data sheet before committing.

Confirming diagnosis

Match the bleed source to the correct primer chemistry. The branch table:

  • Tannin: alkyd or shellac
  • Water stain: shellac
  • Iron or rust: shellac plus mechanical removal of rust source
  • Nicotine or grease: shellac or alkyd
  • Smoke damage: shellac
  • Knot bleed: shellac
  • Marker or ink: shellac
