Heat Pump Defrost Cycle Issues
Symptom
Customer reports a heat pump that's iced over outside, or that frequently "blows cold air" during heating mode (the customer doesn't realize this is the defrost cycle running), or that runs constantly in cold weather without producing enough heat. All of these point to defrost-cycle issues.
Likely Causes
In order of frequency:
- Failed defrost board / control - 25 %
- Failed defrost sensor / thermistor - 20 %
- Blocked outdoor fan (snow, debris) - 15 %
- Low refrigerant causing system to ice over abnormally - 10 %
- Failed reversing valve (can't switch to cooling mode for defrost) - 8 %
- Customer expectation issue (defrost cycle is normal - they're not failing) - 8 %
- Auxiliary/emergency heat not engaging during defrost (cold-blow complaint) - 7 %
- Stuck reversing-valve solenoid - 4 %
- Other - 3 %
Diagnostic Steps
- Customer-expectation check first. A heat pump in cold weather (< 35 °F) WILL run a defrost cycle every 30 - 90 minutes. During defrost, the outdoor coil heats up (steam visible), the outdoor fan stops, and the indoor air briefly cools (until aux heat kicks in). This is NORMAL. If the customer says "it works fine but blows cold occasionally," explain the cycle.
- Inspect the outdoor coil for ice.
- Frost (light coating) → normal, defrost cycle handles
- Thick ice (>1") → defrost cycle not completing OR blocked airflow
- Ice at the bottom only → drain blockage
- Watch a defrost cycle. Either wait for one to start naturally OR force one via the test pins on the defrost board. During the cycle:
- Outdoor fan stops
- Reversing valve clicks (switching from heat to cool internally)
- Outdoor coil heats up rapidly
- Compressor sound continues
- Indoor blower continues running
- Auxiliary heat should engage (electric strips OR backup gas furnace)
- If the cycle doesn't start naturally over 30 minutes of icing: defrost board or sensor likely failed.
- If cycle starts but doesn't complete (ice remains): insufficient cycle duration OR reversing valve stuck.
- If aux heat doesn't kick in during defrost: complaint of cold blow. Check W2 / E control wiring + the aux heat call.
- Test the reversing valve. With the system in heat mode, the valve solenoid should be de-energized. Switch to cool - solenoid energizes + clicks. No click = bad solenoid OR broken control wire to the valve.
Resolution
- Failed defrost board: replace. Verify the new board is compatible with the system.
- Failed defrost sensor: replace. Match the sensor's resistance curve to the equipment.
- Blocked outdoor fan: clear snow + debris; ensure proper clearance around the unit (24" minimum).
- Low refrigerant: leak-search + repair; recharge.
- Customer education: explain the defrost cycle.
- Aux heat not engaging: trace W2 / E call; verify the thermostat is configured for heat-pump auxiliary.
- Stuck reversing valve: replace the solenoid (cheap) first; if that doesn't fix, the valve body needs replacement (expensive - quote against repair-vs-replace).
A heat pump installed at-grade in snow country needs 12 - 18" of clearance above the ground (mounting stand) to keep the coil above accumulated snowfall. Many installs are too low; the customer's "defrost issue" is actually "the unit is buried in snow." This is the customer's responsibility (no chemical fix from the tech), but FLAG it as the root cause + quote a stand-raise installation for the next dry season.

- Annual fall inspection catches a failing defrost board before the first cold snap
- Customer education on outdoor unit clearance + snow management
