Furnace Flame Rolls Out Only on Third Cycle: Decision Tree
Why this matters
Flame rollout that appears only after two clean cycles - the burner lights normally on the first two calls and rolls out on the third - points to a cumulative condition that does not present on cold starts. Most rollouts are obvious (blocked vent, plugged heat exchanger, failed inducer). The cumulative kind is harder to read because the safety shuts the unit down only after thermal mass accumulates. Four root causes drive the pattern: thermal-distortion-induced flue restriction, secondary heat exchanger partial blockage, combustion air drawdown by exhaust appliances cycling on, and a flame-rollout switch that has been replaced but the underlying restriction was not fixed. Use this tree before the next call becomes a CO call.
Symptom presentation
Customer reports the furnace "starts working then locks out." On a service call the technician observes: thermostat calls heat, inducer starts, pressure switch closes, igniter glows, burners light, flame sense passes, blower starts, cycle runs to satisfy. Next cycle 30 to 60 minutes later runs clean. Third cycle the burners light, flame is yellow or tipping, and within 60 to 120 seconds the rollout switch trips and the board flashes a "flame rollout" or "limit" code. Wait 60 minutes, restart, first two cycles clean again, third trips.
Variants:
- Symptom appears only in winter when laundry exhaust or kitchen exhaust runs on the same level: depressurization.
- Symptom appears only when the upstairs returns are calling and create negative pressure in the mechanical room: combustion air supply.
- Symptom appears at startup of season after summer: animal nest in vent or chimney that loosens as the inducer warms.
- Symptom appears after a heat exchanger replacement: refractory or baffle missing, flame pattern wrong.
- Symptom resolved by rollout-switch replacement only and then returns: the switch was masking the underlying restriction.
Quick checks before pulling burners
Capture combustion analysis at the first clean cycle: O2, CO, CO2, stack temperature, draft (manometer at the breech). Document baseline. Then run the system through the symptom cycle and capture again at the moment of trip if safely possible. Stack CO that climbs from 30 ppm on the first cycle to 250-plus ppm on the third is a clear marker of progressive combustion failure.
Inspect the combustion-air supply. NFPA 54 sets requirements for free area per Btu/hr input depending on installation (confined vs unconfined space, indoor vs outdoor air). A mechanical room enclosed since the original install (finished basement, added door) may have starved the appliance.
Watch the flame pattern through the burner inspection port across all three cycles. A flame that starts blue, transitions to yellow tips, and finally lifts off the burner crown is progressive starvation. A flame that lights blue and stays blue with normal rollout is a heat-exchanger restriction.
Isolation tree
Branch 1: combustion air supply.
- Mechanical room enclosed without confined-space combustion air per NFPA 54 - install OEM-spec combustion air openings: typical 1 sq in. per 1,000 Btu/hr input from indoors, 1 sq in. per 4,000 Btu/hr from outdoors (high and low). For a 100,000 Btu/hr furnace in a confined space, that is two openings of at least 100 sq in. each (indoor air) or 25 sq in. each (outdoor air).
- Bath fan, range hood, or dryer exhaust energizes during the failing cycle and depressurizes the mechanical room - perform a worst-case depressurization test per ANSI Z21.47 commissioning protocol. Add make-up air or dedicated combustion air per NFPA 54.
Branch 2: vent system.
- Vent termination obstructed (bird nest, snow, ice) that pulls free with first hot cycle and partially re-seats - clear, install OEM termination screen, verify draft.
- B-vent shared with a water heater that fires on a different cycle and adversely affects draft - check common venting per NFPA 54 Section 12.
Branch 3: heat exchanger.
- Primary heat exchanger cracked at a seam or tube - flue gas leaks into supply, supply blower carries warm gas back through the return to the burner chamber and disturbs combustion on subsequent cycles. Confirm with CO ambient probe in the supply and return; replace heat exchanger per OEM warranty.
- Secondary heat exchanger condensate-fouled with white-rust scale at the inlet face - reduces flow, raises stack temp, causes progressive lift on the burner. Clean per OEM bulletin or replace.
- Refractory cracked or missing after a previous service - flame pattern distorted. Repair or replace.
Branch 4: burners and gas pressure.
- Burner crossover ports clogged with rust scale - flame fails to propagate cleanly to subsequent burners on third cycle. Pull burners, clean per OEM (vacuum and brush).
- Manifold gas pressure outside OEM spec (typical natural gas 3.5 in. w.c., LP 10 in. w.c.) - adjust per OEM with a manometer. Low pressure causes lift; high pressure causes hard ignition.
- Gas valve internal regulator drifting under temperature - rare but documented. Replace per OEM bulletin.
Branch 5: rollout switch and previous service.
- Rollout switch replaced as a stand-alone repair without combustion analysis - the switch is the safety, not the cause. Inspect the burner chamber for soot trails (carbon witness marks) that show which burner is the rollout source.
- Rollout switch wired with a normally-closed automatic-reset device replacing the OEM manual-reset device - safety code violation per NFPA 54. Replace with correct OEM part.
Confirming the diagnosis
After remediation, run the furnace through six consecutive cycles within a 4-hour window with the same return temperature and combustion-air conditions as the original symptom. Combustion analysis on cycles 1, 3, and 6 should show stack CO under 50 ppm air-free, O2 of 6 to 9 percent, and no flame lift. Rollout switch should not trip on any cycle. Photograph burner crowns and the heat exchanger inlet face for the file.
If combustion air was added or depressurization corrected, perform a worst-case test with all exhaust appliances energized simultaneously and confirm the appliance still passes per NFPA 54 commissioning checklist.
