Commercial Boiler Service + Maintenance
Why this matters
Commercial boilers - hydronic (hot water) + steam - heat 60%+ of older commercial buildings in cold-climate U.S. + Canada. A failed boiler in February = building shutdown + tenants displaced + 24-hour service call at + minimum. The contractor with documented commercial boiler service capability captures the year-round service contract + emergency response work. The contractor without that capability sees the work go to the boiler specialist + loses the broader account.
Boiler types in service
Hot water (hydronic) boilers - circulate water through baseboard, fan coils, radiant; return for reheat
- Cast iron sectional (older, durable, 30 - 50 yr life)
- Fire-tube (steel, common 50 - 500 MBH range)
- Condensing (95%+ AFUE, stainless heat exchanger, popular 2010+)
- Modular condensing (multiple smaller units stage)
Steam boilers - generate low-pressure steam (typ < 15 PSI residential / light commercial)
- Cast iron sectional (old building dominant; 80+ yr units common)
- Fire-tube steam (industrial)
- One-pipe vs two-pipe steam distribution
Electric boilers - niche; resistance element heats water; high operating cost.
Pre-season inspection (annual)
Performed before heating season starts (Aug - Sep typical):
Combustion analysis (gas + oil boilers)
- O2: 3 - 5% typical
- CO: < 100 PPM
- CO2: 9 - 10% for natural gas
- Stack temp: 100 - 200°F above ambient for condensing; 250 - 400°F for non-condensing
- Adjust burner per manufacturer spec
Water chemistry (hydronic)
- pH: 7 - 10 ideal (some specs 8.5 - 10.5)
- Conductivity: < 4,000 µS/cm typical
- Treat per chemistry: scale inhibitor, oxygen scavenger, pH adjuster
- Test annually; document on record
Steam side (steam boilers)
- Sight glass blowdown (water level visible, valve operates)
- Low-water cutoff test: simulate low water; burner must shut off
- Pressuretrol test: pressure switch cycles burner off at setpoint
- Skim boiler annually (remove oil layer from water surface)
Fire side
- Visual inspection of combustion chamber, baffles, tubes for corrosion / cracks
- Burner inspection: nozzle (oil) or orifice (gas), electrode gap, pilot or hot surface igniter
- Heat exchanger walk: cast iron sections - leak test pressure cold + hot
- Condensing HX: stainless coil inspection for corrosion + scale
Controls
- Aquastat / operating control (cuts at setpoint)
- High-limit safety (manual reset above operating setpoint)
- Low-water cutoff (auto + manual reset versions)
- Flame safeguard / cad cell (oil) or flame rod (gas) - verify response time per spec
- Pressure relief valve: verify rated; test lift annually
Hydronic loop
- Expansion tank: verify air charge ≥ system fill pressure
- Air separators / vents: bleed system, check vents function
- Circulator pumps: verify direction + amperage + no abnormal vibration
- Backflow preventer: cycle + verify no leak
Active service callouts
No heat / low flame: check pilot or HSI; verify gas pressure at manifold (3.5" WC NG; 11" WC LP); check inducer + pressure switch on condensing; check flame sense + thermocouple; verify t-stat call.
Short-cycling: oversized boiler, stuck zone valve, non-functioning circulator, tight aquastat differential, or scale in heat exchanger.
Runs but house doesn't heat: air in lines (purge), circulator off, wrong flow direction, underground supply break, failed zone valves stuck closed.
Low-water-cutoff trips: real water loss, auto-feed valve failed, waterlogged bladder tank, manual feed valve closed.
PRV weeping: waterlogged expansion tank, over-pressure from feed leakage, high-limit out of cal, failed PRV.
CO alarm: evacuate first; test combustion (high CO = burner issue, clogged passages, draft); check chimney, vent, combustion air; don't restart until CO < 100 PPM clean.
Steam boiler-specific service
Water hammer: sagging steam main holding condensate (re-pitch), failed steam traps, air valves not venting (replace). Wet steam carryover: low water line, foaming from oil (skim surface), oversized boiler. Slow heat-up: clogged air valves, undersized main vents, undersized burner.
Major service items
Boiler tube cleaning (annual fire-tube)
- Open access doors
- Remove turbulators if present
- Brush tubes for scale + soot
- Vacuum debris
- Replace turbulators in original position
- Reseal door gaskets
Section replacement (cast iron)
- Older boilers crack between sections at hot spots

- Service log per boiler: ID, model, serial, BTU rating, date in service
- Combustion analysis log: every annual + after burner work
- Water chemistry log: pH + conductivity quarterly minimum
- Repair history: date, parts, labor, cost
- Code-required: ASME-stamped pressure vessel + state boiler operator's log book
NEVER restart a commercial boiler after a low-water-cutoff trip without verifying water level + identifying the cause of the low water condition. Dry-firing a cast iron boiler causes section cracking + ruins the unit. A service call (drain, inspect, refill, retest) becomes a + boiler replacement. The low-water cutoff is a safety device - respect it as such. If the customer says "the boiler tripped, just reset it," your answer is "let me verify the water level + cause first." This single discipline prevents catastrophic loss.
