Comfort Complaint: HVAC Vs Window Vs Insulation Cross-System Decision Tree
Why this matters
"I'm cold by the window" and "this room is always uncomfortable" are envelope complaints disguised as equipment complaints. The thermostat reads the setpoint, the equipment delivers rated capacity, and the customer is still unhappy because comfort is governed by mean radiant temperature, air movement, and humidity, not just air temperature. Replacing a working system to chase a window draft or a cold exterior wall guarantees a callback. This tree separates a genuine HVAC fault from a building-envelope or radiant-asymmetry problem using thermal readings, not feelings.
Symptom presentation
The complaint language is consistent and unhelpful:
- "Cold by the windows even though the thermostat says 72."
- "This back bedroom never gets comfortable."
- "Drafty in winter, hot by the glass in summer."
- "Feels colder than the number on the thermostat."
These describe radiant and convective discomfort, which a correctly performing system can still produce when the envelope is weak.
Quick checks
- Measure air temperature at the complaint location and at the thermostat. If they match the setpoint, the equipment is meeting its job and the discomfort is radiant or convective.
- Use an infrared thermometer or imager on the suspect window glass, exterior wall, and ceiling. A surface 10 to 15 F below room air temperature creates a cold-radiant draft even with no air movement.
- Check supply register temperature and airflow at the complaint room. A starved or missing supply is an HVAC distribution fault.
- Feel for air leakage at window frames, outlets, and baseboards on a windy or cold day; a smoke pencil or back of the hand confirms infiltration.
- Note time of day and orientation. West glass overheating in late afternoon is solar gain, not a cooling defect.
Isolation tree
Branch A: Air temperature at the complaint location is off setpoint by several degrees
The room is not getting its share of conditioned air. This is an HVAC distribution fault: undersized branch, closed or crushed duct, missing return path, or a balancing problem. Go to Distribution checks.
Branch B: Air temperature is on setpoint but the window or wall surface is far colder or hotter than room air
Radiant asymmetry. The equipment is fine. The envelope is the problem. Go to Envelope isolation.
Branch C: Air temperature on setpoint but noticeable air movement at the complaint location
Infiltration. Outdoor air is leaking in through the window, frame, or wall penetrations. This is air-sealing scope, not HVAC.
Branch D: Whole rooms are warm or cold relative to the rest of the house seasonally
Insulation deficiency in that wall, ceiling, or floor assembly. Confirm with surface temperature and, where accessible, insulation inspection.
Distribution checks
When the complaint room is genuinely off setpoint:
- Measure supply CFM at the register against the design value for the room load.
- Trace the branch duct for crushing, disconnection, or excessive length and fitting count.
- Confirm a return path exists; a closed door with no transfer grille or jumper duct starves a supply-only room.
- Check damper positions if the system is zoned.
- Re-run the room-by-room Manual J if the duct is correct but capacity to the room still falls short.
Envelope isolation
When air temperature is on setpoint but comfort fails:
- Window performance. Single-pane or failed double-pane glass runs cold in winter and hot in summer. Surface temperature confirms it. Storm windows, low-e film, or replacement is the fix, not HVAC.
- Cold or hot wall surfaces. Missing or settled wall insulation drops interior surface temperature. Thermal imaging shows the pattern.
- Ceiling radiant. A poorly insulated ceiling under a hot attic radiates heat down in summer; a cold attic radiates cold in winter.
- Floor over unconditioned space. Cold floors over a vented crawlspace or garage chill occupants regardless of air temperature.
- Air movement from infiltration. Even small drafts at ankle level produce strong discomfort complaints.
Confirming diagnosis
To prove envelope, not equipment:
- Complaint-room air temperature is within a degree or two of setpoint and the supply airflow matches design.
- Suspect surfaces measure well outside the comfortable radiant range relative to room air.
- Sealing a draft or covering a cold window with a temporary barrier produces immediate relief with no HVAC change.
- The complaint correlates with orientation, glass area, or assembly, not with duct geometry.
- A blower-door or smoke test localizes infiltration paths independent of the duct system.
Remediation
- Distribution faults: re-balance, repair or resize the branch, add a return path, or adjust zone dampers.
- Window radiant or solar: low-e film, exterior shading, storm windows, or glass replacement.
- Wall or ceiling insulation: dense-pack or air-seal-and-insulate the deficient assembly.
- Infiltration: caulk, weatherstrip, and seal penetrations; verify with a follow-up smoke test.
- Only after the envelope is corrected should equipment changes be considered, and then sized to the corrected load.
