AC Cools Fine in the Morning, Weak by 2 PM: Decision Tree
Why this matters
A unit that meets setpoint at 9 AM but loses ground after lunch is the most common "no fault code" call of the cooling season. The compressor is still running, the thermostat still calls, yet indoor temperature climbs 2 to 4 F across the afternoon. Three independent failure families produce that exact curve: marginal refrigerant charge that only surfaces at high outdoor ambient, airflow restriction that compounds with coil load, and a system that was undersized for the latent and solar gain at design conditions. Each calls for a different fix and an incorrect call wastes a return trip plus the customer's trust. Use this tree to separate them before adding refrigerant or quoting a new system.
Symptom presentation
The clean version: 70 to 75 F indoor at 9 AM with outdoor at 78 F, drift to 78 to 80 F indoor by 2 to 4 PM with outdoor 92 to 98 F, runtime approaches 100 percent, no lockout, no error code on the board or comm thermostat. Supply register temperature feels cool to the hand but not cold. Customer almost always reports the system "used to be fine."
Variants that change the tree:
- Indoor humidity climbs alongside temperature: latent or oversize-blower path.
- Indoor temperature is fine but one room loses ground: distribution, not capacity.
- Compressor cycles on internal overload at the afternoon peak: high-pressure or low-charge family, not capacity drift.
- Symptom appears only on the first 95 F-plus day of the season: charge was set in mild weather and is now exposed.
Quick checks before gauges
Capture three numbers before connecting hoses. Outdoor ambient at the condenser inlet (not the weather app), return-air dry bulb, and supply-air dry bulb at the plenum. Target temperature split is 18 to 22 F for an R-410A residential split at 50 percent RH return. Split under 15 F at 95 F outdoor points toward low charge, restricted airflow, or capacity loss in the compressor. Split over 22 F with weak room delivery points downstream toward duct loss.
Walk the return path. A filter loaded to half its rated pressure drop drops capacity 8 to 12 percent. Evap coil face that shows matted dust through the access cut needs a wash before any charge call is meaningful. Check the outdoor coil fins on all four faces, paying attention to the lee side where cottonwood and grass clippings accumulate. ACCA Manual S sizing assumes a clean coil.
Confirm the indoor blower is running on the speed tap or ECM profile the installer commissioned for cooling, not the heating tap. A unit on heat-tap CFM delivers roughly 300 to 320 CFM per ton instead of the 400 CFM per ton design point and will appear weak at high outdoor ambient.
Isolation tree
Branch 1: outdoor coil and condenser airflow.
- Inlet air temperature reading 5 F or more above shaded ambient indicates recirculation - tight enclosure, wall too close, or top discharge blocked by a cover. Relocate or remove the obstruction.
- Condenser fan blade pitch reversed (replacement blade) drops airflow 30 percent. Confirm direction with a tissue at the top of the unit.
- Coil amp draw on the fan motor below nameplate by 15 percent points to a failing capacitor or motor approaching end of life.
Branch 2: refrigerant charge under load.
- Connect gauges only after 15 minutes of stable runtime with the house at the worst load point. Compare measured subcool to OEM nameplate (typical TXV unit 8 to 12 F).
- Subcool under 5 F at 95 F-plus ambient on a TXV system - low charge. Locate leak with electronic detector or UV before adding. EPA 608 requires leak repair on systems over 5 lb if leak rate exceeds 10 percent annually for residential comfort cooling, 20 percent for commercial.
- Subcool over 15 F at 95 F-plus ambient - overcharge or condenser airflow loss. Recheck branch 1.
- Superheat over 20 F at the suction service port with normal subcool on a fixed-orifice unit can also indicate undercharge or evap airflow restriction. Cross-check return static.
Branch 3: indoor airflow under load.
- Measure total external static at the air handler. Over 0.8 in. w.c. on a residential PSC blower or over 1.0 in. w.c. on an ECM tagged for that pressure indicates duct or coil restriction.
- Inspect for closed supply registers, crushed flex, or a damper that fails closed under thermal stress (rare but happens with bimetal motorized dampers).
- ECM modulating up to 100 percent commanded but tach reports under target RPM: motor module failing under thermal load.
Branch 4: heat gain not accounted for.
- Customer added west-facing glass, removed shade trees, or finished an attic since install. Run a quick block-load check (Manual J shortcut) on the affected zones. If the gain has risen 15 percent or more, no charge call will fix it.
- Solar gain through unshaded west windows can add 200 to 350 Btu per sq ft in afternoon peak. A 100 sq ft window adds the equivalent of half a ton.
Confirming the diagnosis
After remediation, log the same three numbers at the same time of day and outdoor ambient within 3 F. Split should rise to spec (18 to 22 F) and indoor temperature should hold within 1 F of setpoint through the afternoon. If the system still loses ground with clean coils, correct charge, and correct airflow, the diagnosis is capacity shortfall - quote a Manual J and a properly sized replacement with realistic latent capacity.
Document subcool, superheat, return and supply dry bulb, outdoor ambient, and total external static at the start and end of the call. This is the photograph that lets the next tech (or a warranty review) confirm the fix held.

Adding refrigerant to a system without measuring subcool is the single most common cause of repeat-visit capacity complaints. EPA 608 requires leak repair on a known leak before recharge above the de minimis threshold for the equipment category.
