Fixed Draft, Now Water Stain Appears: Second Fault Masking Decision Tree

Why this matters

You solved a draft problem, the chimney burns clean now, and a few weeks later the customer reports a water stain on the ceiling near the chimney chase. The temptation is to assume the draft work caused it. Almost never does. What happened is that the draft problem was masking a chronic water entry path, and once burning operations returned to normal, the water made itself visible. This decision tree separates the categories before the second truck roll.

Section 1: Map the stain before anything else

Before opening any inspection door or climbing the roof, look at the stain.

Document:

  • Exact location relative to the chimney chase (interior wall, ceiling, both)
  • Distance from the chimney face (touching, several inches away, further)
  • Shape and edge condition (sharp edge versus diffuse halo; sharp edges suggest a single drip path, halos suggest extended saturation)
  • Color (clean water, rust-tinged, smoke-tinged, mineral white)
  • Active or dry now
  • Customer's report of when it first appeared relative to weather events (rain, snowmelt, ice damming, wind-driven storm direction)

Stain color is informative. Rust-tinged stains indicate water passing through metal (cap, flashing, liner). Smoke-tinged stains indicate water mixing with creosote residue, often inside the flue. Mineral white indicates water passing through masonry and depositing efflorescence.

Section 2: Why draft work makes water visible

Several mechanisms explain why a stain appears after draft work, none of which are the draft work itself causing entry.

  • A blocked or partially blocked flue created warm, low-velocity exhaust that evaporated incoming moisture inside the flue before it could drip out. After cleaning, exhaust velocity normalized, and condensation patterns shifted, exposing pre-existing entry points
  • A pre-existing chronic leak was being absorbed by creosote deposits acting as a sponge. Once swept, the water passes through to the masonry and shows up at the ceiling
  • The draft fix involved a cap change, and the new cap is sized or installed differently, channeling rain to a different path than the old one
  • The draft fix involved damper or top-sealing damper work, and seasonal closure patterns changed, allowing water to pool where it did not before
  • Heating-season interior temperatures dried out the chase enough that summer water accumulation was masked; the customer is now noticing a problem that has been there for years

Section 3: Identify the water entry path

There are five typical water entry points on a residential chimney. Walk through them in order.

Cap and crown:

  • Cap missing, undersized, screen damaged, or lid not seating
  • Crown (the concrete or mortar wash on top of the masonry above the flue tiles) cracked, missing, or sloped toward the flue instead of away
  • Storm collar gap on metal chimneys

Flashing:

  • Step flashing rusted, lifted, or never installed correctly
  • Counter-flashing pulled out of its reglet or sealed only with caulk that has failed
  • Cricket (saddle) on the uphill side of a chimney larger than approximately 30 inches wide is missing or undersized

Masonry:

  • Hairline cracks in mortar joints allowing wind-driven rain to wick through
  • Spalled brick faces from freeze-thaw damage
  • Missing water-shedding sealer on porous masonry
  • Through-wall cracks at expansion joints or settlement

Liner and flue:

  • Cracked flue tiles allowing water from the flue to escape into the surrounding masonry
  • Missing or damaged liner top termination
  • Condensation accumulating inside the flue from low-temperature combustion (often the case after draft normalization shifted flue temperature profile)

Building envelope at the chase:

  • Roof leak adjacent to the chimney that has nothing to do with the chimney itself
  • Ice damming above the chimney chase
  • Siding or sheathing failure on a framed chimney chase

Section 4: The diagnostic sequence

Work top-down.

  1. Roof inspection of cap, crown, flashing, and surrounding roof field
  2. Visual inspection of exterior masonry for cracks, spalling, efflorescence
  3. Level 2 video inspection of the flue interior for cracked tiles, damaged liner, missing or damaged top termination
  4. Interior chase inspection where accessible, looking for staining patterns on framing or insulation that show water path
  5. Hose test on a dry day if the entry point is not obvious from inspection: have a helper run water at low volume on one suspected entry point at a time, starting at the bottom and working up, with someone watching the interior stain for activity

Do not skip steps. Water entry diagnosis fails most often when the inspector assumes the cap is the answer because it is the easiest to access.

Chronic water intrusion into masonry, especially around the smoke chamber and firebox area, can degrade mortar joints and create a structural and CO containment risk over time. A chimney with sustained water entry should not be returned to high-use service until the entry path is sealed; ongoing operation can accelerate damage to the flue gas containment envelope. Verify working CO alarms in the home.

Section 5: The decision matrix

Cap, crown, or flashing fault identified:

  • Address with appropriate repair (cap replacement, crown rebuild, flashing replacement with proper step-and-counter detail)
  • Reinspect after first significant rain event
  • Document before-and-after for the customer

Masonry fault identified:

  • Repoint failed mortar joints with appropriate mortar (Type N for above-grade residential typical, not Type S)
  • Repair spalled brick by replacement
  • Apply vapor-permeable water repellent (siloxane based, not film-forming sealer) after structural repair
  • Do not seal masonry until any active water entry path has been addressed; sealing wet masonry traps moisture

Liner or flue fault identified:

  • Level 2 video documents specific defects
  • Repair options range from joint repair (parging) to full liner installation (UL 1777 listed) depending on severity
  • Customer cost conversation; this is often the largest scope category

Building envelope fault identified:

  • This is a roofer's scope, not a sweep's scope
  • Refer the customer to a roofing contractor, document the referral, and reinspect after the roof work to confirm the water path is closed

Section 6: How to frame the second visit

The customer associates the stain with your recent work because the timing lines up. Walk them through what actually happened.

Cover:

  • The draft work resolved the original issue and was complete
  • Water entry is a separate fault that was either pre-existing and masked, or whose visibility shifted with the draft change
  • The diagnostic sequence you ran today
  • What you found and what category of repair it falls into
  • Realistic scope and timeline for the repair
  • Whether they can safely continue burning while repair is pending (usually yes for cap, crown, flashing; usually no for active liner defects)

Document the conversation in the work order so the historical record matches the diagnostic narrative.
