Chimney Flashing Leak Diagnosis

Symptom

Customer reports water entering the home where the chimney meets the roof. Stains on the ceiling, water marks on the wall, dripping during rain - all point to chimney-related water intrusion. The cause is almost always the flashing system (the metal pieces sealing the chimney-to-roof intersection).

Likely causes

In approximate order of frequency:

  • Failed step flashing - 30 percent. Individual pieces deteriorated, displaced, or improperly installed
  • Failed counter-flashing - 25 percent. The top piece tucked into the chimney; weathered or loose
  • Damaged crown - 20 percent. Cracks in the crown allowing water to enter the masonry
  • Missing or damaged cap - 10 percent. Allows water down the flue
  • Roof penetration around the chimney - 8 percent. Flashing intersects roofing materials; one or the other fails
  • Damaged mortar - 5 percent. Eroded mortar joints allowing water entry
  • Cracked tile / brick - 2 percent. Frost damage, age

The diagnostic process narrows from these.

Chimney + roof intersection

The flashing system has:

  1. Step flashing: layered metal pieces along the sides of the chimney
  2. Counter-flashing: cap piece tucked into the chimney's mortar
  3. Base flashing: under the step flashing
  4. Cricket / saddle: behind the chimney to divert water around (on slopes > 4:12)

Each component must work together. Failure in any one leads to leaks.

Diagnostic procedure

Step 1: Customer interview

  1. Where does the water appear inside?
  2. When does it appear? (during rain only? after rain?)
  3. How long has this been happening?
  4. Any recent storms / weather?
  5. Any recent work on the roof or chimney?

The pattern + history suggest the cause.

Step 2: Visual inspection from the ground

Initial check from the ground:

  1. Identify the chimney
  2. Look for visible damage to flashing (separation, rust, missing pieces)
  3. Look for damage to the chimney itself
  4. Identify the slope direction (water flows downhill)

Step 3: Inspection on the roof

If safe access:

  1. Step flashing condition: pieces present, sealed, intact
  2. Counter-flashing: tucked into the mortar properly, not pulled away
  3. Base flashing: under the step flashing; verify presence
  4. Cricket (if applicable): present + intact behind the chimney
  5. Cap: present + sealing
  6. Crown: cracks, deterioration
  7. Mortar joints: condition
  8. Penetrations (other than the chimney): vent pipes, etc.

Photograph everything.

Step 4: Inside inspection

For the interior:

  1. Walk to the area below the chimney
  2. Identify the stain pattern
  3. Look at the ceiling, walls
  4. Check attic if accessible
  5. Identify the moisture source location

The interior pattern tells you which side of the chimney is leaking.

Step 5: Water test (if needed)

For diagnostic:

  1. Coordinate with the customer to be inside during the test
  2. With a garden hose, simulate rain on the chimney + flashing
  3. Watch for water entry inside
  4. Identify the leak point

This is the definitive test when other diagnostics are inconclusive.

Common flashing failures

Step flashing displaced

The step flashing pieces:

  • Originally installed under each shingle / row of roofing
  • Each piece tucks into the next + the chimney
  • Over time: nailed shingles loosen, water pries pieces up
  • Visible: pieces sticking out, separated, missing

Repair:

  1. Lift the affected shingles
  2. Replace the step flashing piece
  3. Re-seal the area
  4. Replace any damaged shingles

Counter-flashing pulled away

The top piece:

  • Originally tucked into a saw-cut groove in the mortar (in good installations)
  • OR surface-mounted with sealant (less durable)
  • Pulls away with weathering, expansion-contraction

Repair:

  1. Remove the existing counter-flashing
  2. Cut a saw-cut groove if not present
  3. Install new counter-flashing
  4. Seal with high-quality sealant
  5. Re-secure into the groove

Crown cracked

The crown is the top of the chimney:

  • Cement / mortar slab on the top
  • Slopes water away from the flue
  • Cracks allow water entry into the masonry below

Repair:

  1. Clean out the existing crack
  2. Patch with appropriate crown sealant (acrylic-based for small cracks)
  3. For severe damage: re-cement the crown (specialty work)

Damaged cap

The cap covers the flue opening:

  • Keeps water + animals out
  • Allows draft / venting
  • Different types (masonry cap, metal cap, animal-resistant cap)

If damaged or missing:

  1. Customer experiences rain entering the flue
  2. Animals nesting in the chimney
  3. Replace with appropriate type

Mortar joint deterioration

The chimney's mortar joints:

  • Erode over decades
  • Frost damage in cold climates
  • Acid rain damage (some areas)
  • Water entry through deteriorated joints

Repair:

  1. Repointing (re-mortaring deteriorated joints)
  2. Specialty masonry work
  3. May require structural assessment for severe damage

When the leak is below the chimney

If water appears inside but the chimney flashing looks fine:

  1. Check the roof above the chimney (different penetration?)
  2. Check the roofing itself (damaged shingles upstream)
  3. Check valleys / hips near the chimney
  4. Check for ice dam history (winter damage)

Sometimes the chimney looks blamed but the actual leak is elsewhere.

When the leak is at the roof level

If water appears at the roof / ceiling junction:

  1. Chimney flashing is the most likely cause
  2. Verify with water test
  3. Address the flashing

Specialty: cricket / saddle

For chimneys on sloped roofs:

  • A "cricket" diverts water around the chimney
  • Installed when the slope exceeds 4:12 in modern construction
  • Some older chimneys lack the cricket
  • Water pools behind the chimney; eventually intrudes

If missing:

  1. Quote a cricket installation
  2. Requires roofing work
  3. Most effective long-term solution for sloped-roof chimney leaks
