Several Problem Panes, Which Redo First: Triage Decision Tree
Why this matters
A customer calls back the morning after a clean and reports seven panes with issues across three rooms and the front exterior. The crew is already booked for the day. There is one available callback slot. Which pane gets redone first, and what do you tell the customer about the rest?
Without a triage rule, the team either tries to do all seven in one short slot and leaves a worse impression than the original visit, or arbitrarily picks panes by location and misses the panes that drive the customer's frustration. This decision tree gives a defensible ordering so the limited callback window gets used on the panes that matter most, and the conversation with the customer is clear about what comes next.
Step 1: Get the full list
Before driving to the property, get all seven flagged panes documented. Phone photos or a quick video walkthrough from the customer is ideal. The point is to avoid arriving and discovering an eighth pane that escalates the visit. Ask the customer to take photos with a sticky note next to each pane labeled by room and orientation.
If photos are not available, ask the customer to walk the property and write down the list. The list should include the pane location, the type of defect (spot, streak, missed area, smudge), and the time of day they noticed it.
Step 2: Sort by visibility and traffic
Group the seven panes by visibility from common traffic patterns. The categories:
- High visibility: front exterior facing the street, kitchen window over the sink, main living-room slider. These panes are seen daily by the customer and by visitors.
- Medium visibility: dining room, primary bedroom, side-yard exterior visible from a deck or patio.
- Low visibility: utility-room windows, basement panes, hard-to-reach high panes not in daily sight lines.
The high-visibility panes get priority. A spotless front-of-house and kitchen window changes the customer's perception of the entire job, even if a utility-room pane is still imperfect.
Step 3: Sort by defect severity
Within each visibility group, rank by severity:
- Severe: visible mark, smudge, or streak that anyone would notice at standard viewing distance (three feet interior, ten feet exterior).
- Moderate: visible only at five-foot interior or close exterior distance, but objectively present.
- Minor: visible only at face-to-glass inspection or under raking light.
Severe defects in high-visibility locations are the top priority. Minor defects in low-visibility locations are the last priority and may not warrant a callback visit at all (route them to the next regular service).
Step 4: Sort by cause
If the seven panes have different root causes, the redo plan changes. Group by cause:
- Mechanical (worn blade, missed pass, contaminated cloth): correctable in one pass with a fresh kit. These are fast.
- Rinse-water residue (TDS in rinse, surfactant residue): correctable but the crew needs to bring clean DI water and a residue-free re-wash plan.
- Bonded deposits (hard-water, paint, silica): not correctable in the callback slot; route to a separate scope discussion (Step 7).
- In-spec but flagged: not redo work; route to an expectation-setting conversation (Step 7).
A callback slot fits roughly four to six mechanical redos in a typical residential home. If the seven panes include three bonded-deposit panes, the callback realistically handles four real redos plus a brief conversation about the three remaining.
Step 5: Build the ordered redo list
Combine the three sorts into a single ordered list:
- High-visibility severe mechanical defects.
- High-visibility moderate mechanical defects.
- Medium-visibility severe mechanical defects.
- Medium-visibility moderate mechanical defects.
- Low-visibility severe mechanical defects.
- Anything visible only under close inspection or under low-visibility conditions: skip in the callback, address at next regular visit.
If rinse-water residue is the cause, the order does not change but the crew brings DI water and treats the whole route accordingly.
Step 6: Set the customer's expectation before arrival
Call the customer before the callback and confirm the plan in plain terms: "We will be there at the time you booked. We have your list of seven panes. We are going to redo the four highest-priority panes first (read them back), and we will look at the other three with you to confirm what's happening. Two of those three may be glass-condition issues that aren't a redo, but we'll show you what we see and walk through the options."
Honesty before arrival reduces the chance of the customer being disappointed when not every pane gets a redo. Most customers respond well to a plan that names the panes and the order.
Step 7: At the property, execute and re-route
Do the mechanical redos first, in the order set in Step 5. When the four are done, walk the remaining three with the customer:
- In-spec panes: hold the distance-and-angle conversation at the pane.
- Bonded deposit panes: hold the deposit conversation at the pane, offer hard-water restoration as a separate scope with a written quote, and document the no-redo decision on the invoice.
If the callback slot allows time for one more, take the highest-priority remaining and redo it. If not, set the next regular visit to include the remaining work.
Step 8: Document and follow up
Record the seven panes, the action taken on each (redo, in-spec, restoration-quoted), and the photos. If a restoration quote was issued, follow up with the customer in two business days. If the customer is on a recurring schedule, set a hold note for the next visit so the regular crew arrives prepared.
The triage discipline matters more than the speed of any one redo. A clear, fair plan executed in front of the customer is the single biggest predictor of recurring retention after a callback.
