When the Right Fix Is a Redesign, Not a Repair
Why this matters
There is a point where another repair is throwing good money after bad, and the honest answer is that the system needs to be changed, not fixed. Miss that point and you keep selling parts that cannot solve the problem, the customer keeps paying, and eventually they blame you for the string of repairs that never held. Naming a redesign when a redesign is the real fix is not upselling. It is the difference between fixing the symptom and fixing the target.
Repair fixes a part; redesign fixes the target
Keep the two jobs straight in your own head first.
- A repair restores a part to working order. It is the right call when a healthy system lost a component. Replace the part and the system is right again.
- A redesign changes what the system is or how it is arranged so it can finally meet the demand. It is the right call when no individual part is broken, but the system as built cannot do the job.
If the parts are healthy and the system still cannot hit the target, no repair will fix it, because there is nothing to repair.
The signals that repair will not hold
Reach for redesign when you see these, not just one bad day.
- The same repair keeps coming back. You have replaced the part more than once and it keeps dying the same way. The system is stressing whatever you put in.
- It only fails under real demand. Fine in mild conditions, fails on the peak day or full load. That is a capacity problem, and capacity is a design number, not a part.
- Healthy parts, real shortfall. Everything tests good and it still underperforms. There is no failure to chase.
- A required piece is simply not there. No expansion tank, no proper venting, no isolation, no ground. You cannot repair a component that was never installed; you add it.
Scope the redesign to the root, not the symptom
When you do recommend a change, fix the cause, not the loudest complaint.
- Trace the shortfall to its family: undersized, laid out wrong, mismatched, or missing a component.
- Scope the correction to that family. Resize the undersized feed. Reroute the bad path. Match the mismatched pair. Add the missing piece.
- Right-size to the actual load, verified by measurement or estimate, not by copying what was there. Replacing an undersized unit with the same undersized unit repeats the flaw.
Give the customer the honest menu
Most customers deserve to choose with real information, so lay out the options plainly.
- The band-aid: what a repair buys and what it does not. Be blunt that it treats the symptom and the problem will return.
- The fix: what the redesign corrects and why it holds.
- The likely cost shape in relative terms: a repair is the cheaper today, a redesign is the cheaper over the life of the system if the repair will keep recurring.
Let them decide, but do not let them decide blind. "I can patch it today, but it will be back, because the real issue is that it was built too small" is a fair sentence.
Do not over-redesign
The reverse error is real too: calling for a big change when a simple repair would fully fix it. If a genuine part failed on a system that was right, repair it and leave the design alone. Redesign is for the case where the target cannot be met as built, not for every underperforming call. Reserve it for a proven design fault, or you become the guy who quotes a replacement for everything.
