When Everything Is Urgent: Triage Decision Tree
Why this matters
There are days when ten things all need to happen now, the phone will not stop, and you freeze because you cannot tell which fire to fight first. That freeze is its own problem: while you stand there overwhelmed, nothing gets handled and the pile grows. Triage is a fast, repeatable way to sort competing urgencies under pressure so you act instead of stall. Borrowed from emergency rooms, where they cannot treat everyone at once and have to decide order on the spot. Same idea, your shop.
Start here: stop and list, do not just react
When everything is urgent, the worst move is to grab whatever is closest. Take sixty seconds first. Write down every urgent thing, fast, one line each. The act of getting it out of your head and onto a list does two things: it stops the spinning, and it lets you compare items side by side instead of feeling them all pile on at once. You cannot triage a pile you are only feeling. Get it visible, then sort.
Question 1: which has real consequences if it waits?
Go down the list and for each item ask: what actually happens if this waits an hour? Most items, the honest answer is "nothing much." Those are not real urgencies, they just feel like it. The few where waiting causes real harm (a safety issue, a customer's property actively being damaged, a legal or payroll deadline today) go to the top. If only one item has real waiting-consequences, you are done, do that first and the panic was about noise. If several do, keep sorting.
Question 2: which is irreversible or time-locked?
Among the items that genuinely cannot wait, the next sort is reversibility. If an item has a hard window that closes (a permit deadline, a delivery slot, a customer who walks if not answered in the next few minutes), it jumps the line, because miss the window and the option is gone forever. If an item can be done later with the same result, it ranks below the time-locked ones. You are ordering by "what becomes impossible if I wait," not by "what feels loudest."
Question 3: which can someone else take?
Now look at what is left and ask which of these even need you. If a team member can handle it with the rules they already have, hand it off this second and free yourself for the ones only you can do. If it only needs you because nobody else has been trained or trusted to decide, handle it now but flag it: this is a decision you should delegate so it never lands on your urgent list again. A triage list full of things only you can do is usually a delegation failure, not a busy day.
Question 4: what is generating all this at once?
If you hit "everything is urgent" days regularly, the problem is not the individual days, it is a pattern feeding them. If the same kinds of fires cluster, there is a root cause: a process that fails under load, a season you never staff for, a handoff that drops. If it is genuinely random, it is bad luck and triage is the right tool. Most of the time it is not random. Track a few of these days and the common source will show itself, and fixing that source is worth more than getting faster at triage.
When two things are truly equal
Sometimes two items genuinely tie: both have real consequences, both are time-locked, neither can be delegated. Do not burn time agonizing. Pick the one that protects a person or a customer relationship over the one that protects money or convenience, and move. A fast decent call beats a perfect call made too late. The cost of choosing wrong between two close options is almost always smaller than the cost of freezing between them while both slip.
The triage order, top to bottom
- Stop and list every urgent item, one line each.
- Real consequence if it waits? Those rise to the top.
- Irreversible or time-locked? Those jump the line within the top group.
- Can someone else take it? Hand off everything that does not need you.
- Do the top item now, then re-sort. Do not try to hold the whole list in your head.
- Afterward, find the source if these days repeat, and fix it.
