They Already Bought the Wrong Part (Decision Tree)
Why this matters
The customer watched a clip, decided what was broken, and bought the part before you arrived. Now it is on the counter with a receipt, and there is pride and money riding on you installing it. If you snap it in without checking, you may fix nothing and own the callback. If you dismiss it out of hand, you look like you are padding the bill. And some of these parts are not just wrong, they are unsafe to install. This tree keeps you safe, keeps them whole, and keeps the real fault in focus.
Start here: do not let the receipt drive the diagnosis
The part on the counter is not evidence of the fault. It is evidence of their theory. Confirm the actual problem the same way you would if there were no part sitting there. Take your readings, run your checks, and find the real cause first. Only then does the purchased part become relevant. A part already bought is the single strongest anchor there is, precisely because installing it feels like the helpful move. Resist it until the diagnosis is done.
Branch 1: is installing this part unsafe?
Before anything else, check whether the part they bought is safe to put in. A wrong part is not always harmless:
- A breaker, fuse, wire, or connector of the wrong rating removes protection the circuit depends on and can overheat.
- A relief valve, gas control, or pressure component rated for the wrong range can fail to protect the system.
- A part rated for the wrong temperature, pressure, or fluid for its location.
- A counterfeit or off-spec look-alike that mimics the real part but does not meet its ratings.
If the part is a safety or rating mismatch, do not install it, and say why plainly: "This one looks right, but it is rated for a different load than your system pulls. Putting it in would take out the protection here, so I can't use it." Source the correct part. This branch is not negotiable regardless of what they paid.
Branch 2: is the part correct for the actual fault?
If installing it is safe, sort the part against the diagnosis you just confirmed:
- Right part, right spec, and it matches the real fault. Best case. Install it, charge labor only, and tell them you saved them the part cost. Enormous goodwill.
- Right part, wrong spec (close but off). Common with self-purchased parts, they matched the shape, not the rating. Show them the difference on the two parts side by side: "Yours is close, but the rating stamped here is different, that is why it will not hold." Source the correct one.
- Right part, but not the actual cause. Their diagnosis was wrong, the part is fine but the fault is elsewhere. This is where the real conversation happens, below.
- Wrong part entirely (they misidentified the component). Explain what it actually is, and what the fault actually needs.
When the part is fine but the diagnosis was wrong
This is the delicate one. The part works, it is even the right spec, but it does not fix their problem because the problem is not what they thought. Do not install a good part just to avoid the conversation, it wastes their money and buries the real fault under a "repair" that did nothing.
Show them the evidence for the real cause, and connect their symptom to it (see related: Redirecting a Self-Diagnosed Customer to the Real Problem). Then handle the part on its merits: it may be returnable, it may be worth keeping as a spare if it is a common wear item, or it may be a genuine loss. Be straight about which.
The money question, handled fair
The friction is almost always about who eats the cost of the wrong part. Keep it clean:
- If their part is usable, use it and credit them the labor savings out loud. They remember that.
- If it is returnable, tell them so and let them return it. Do not quietly resell it into the job.
- If it is a wrong spec they cannot return, explain the mismatch with a fact they can see, so the right part reads as necessary, not as an upsell.
- Never disparage their part to justify a new one. Show the difference; let it speak.

- Diagnose the real fault first; do not let the purchased part anchor you.
- Check whether the part is safe to install. Rating or safety mismatch is a hard no, whatever it cost.
- If safe, sort it: right part and right cause (use it), right part wrong spec (source correct), or right part wrong cause (the fault is elsewhere).
- When the part is fine but the diagnosis was wrong, do not install it just to avoid the talk.
- Handle the money fair: use what is usable, flag what is returnable, explain any mismatch with visible evidence.
