The Wasted-Motion Audit on a Job
Why this matters
On most jobs, the actual wrench-turning is a fraction of the time on site. The rest is walking to the truck, hunting for a part, setting up, repositioning, and cleaning up twice. Those trips and searches are wasted motion, and they are invisible because they feel like working. A wasted-motion audit is a simple habit of watching where your time leaks and closing the leaks. Cut even a third of the wasted motion on a typical job and you free up real time across the day without working any harder.
1. Learn to see the four big motion wasters
You cannot cut what you do not notice. On your next few jobs, watch for these four, which account for most wasted motion in the field:
- Trips to the truck. Every walk back for a tool or part you could have brought in. This is the single biggest leak and the easiest to cut.
- Searching. Time spent looking for a part, a tool, the right fitting, or the shutoff. Searching is disorganization showing up as lost minutes.
- Repositioning. Setting up, tearing down, and setting up again because the staging spot was wrong or the sequence forced you to move.
- Double-handling. Doing cleanup or protection twice, carrying the same thing in and out more than once, or moving the same obstacle repeatedly.
Naming these four trains your eye. Once you see them, they are hard to unsee.
2. Count the trips to the truck on one job
Pick a normal job and simply count how many times you walk to the truck. Most techs are shocked; it is often many more than they would guess. Each trip is a couple of minutes of pure overhead. The count is your baseline. The goal on the next similar job is to cut it roughly in half by bringing the right load in the first time and staging it where you work.
The fix is upstream: a better per-job load (see your checklist) and one organized carry-in instead of several. You are converting many small trips into one planned one.
3. Stage your work area before you start
Repositioning and searching both shrink when you set up deliberately. Before the first tool comes out, decide where parts and tools stage, lay protection once, and put the things you will reach for within arm's length in the order you will use them. Two minutes of intentional setup eliminates a dozen small moves later. The best techs look slow for the first two minutes and finish first.
4. Sequence the job to avoid backtracking
Many wasted moves come from a poor order of operations: doing step three before step one and having to undo it, or working an area you then have to walk back across. Before you dive in, run the sequence in your head. Group steps that happen in the same spot. Do the dirty work before the clean work so you protect and clean once. A few seconds of planning the order saves minutes of backtracking.
5. Eliminate double-handling of mess and material
Handle each thing as few times as possible. Bring debris containment in with you so trash goes straight to the bag instead of into a pile you bag later. Carry out what you can on a trip you are already making. Move an obstacle once, to a place it can stay, rather than shoving it back and forth. The rule is: every time you touch the same item twice, ask why, and fix the cause.
6. Run a thirty-second debrief after the job
This is the step that compounds. When you finish, take half a minute and ask: where did I waste motion on that one? Too many truck trips? Searched for a part? Set up twice? Note the answer. You are not grading yourself; you are collecting data. Over a handful of jobs, the same one or two leaks show up repeatedly, and those are the ones worth a permanent fix.
7. Turn the patterns into permanent fixes
A recurring leak deserves a system change, not just more willpower. If you keep walking back for the same tool, it goes on your per-job-type checklist or gets duplicated on the truck. If you keep searching for a part, your truck organization needs a labeled home for it. If you keep repositioning, your setup habit needs work. The audit finds the leak; the system change closes it for good. That is how a small daily habit turns into a faster shop.
