The Truck Stock That Earns Its Space
Why this matters
A service truck holds a fixed number of bins. Every bin filled with a part that rarely moves is a bin you cannot fill with one that does. The real cost of truck stock is not the price of the parts. It is the faster-moving part you left behind because a slow one sat in its slot, plus the callback you eat when the part you actually needed was back at the shop. Tight trucks are not the ones with the most parts. They are the ones where every part earns its slot.
The slot is the scarce resource
Most stocking arguments focus on the part: is it cheap enough to carry, will it expire, will it get stolen. Those matter, but they miss the real constraint. The binding limit on a truck is space and attention, not money. You have a set number of bins and a tech who can only find what is organized. Fill that space with slow movers and two things happen: the fast movers get crowded out, and the truck gets so full that nobody can tell at a glance what is short.
Think of each slot as rented. The rent is the value of the best thing you could have put there instead. A slot holding a part used twice a year is paying its rent to a part that would have covered a job a week. That is the trade you are actually making, and it stays invisible until you name it.
The earns-its-space test
A part earns its slot when the cost of not having it, multiplied by how often you would reach for it, beats the cost of the slot it occupies. Three questions settle almost every item:
- How often do you actually reach for it? Not "might need it." Reach for it. Your own usage history is the only honest answer. A part you have pulled many times over a season is earning its keep. One you have never pulled in a year is a passenger.
- What does running out cost? A part whose absence stalls a job and forces a return trip is worth carrying even at moderate frequency, because the stockout is expensive. A part whose absence just means a quick swap on a shop stop is cheap to be without.
- What does carrying it cost you? Frozen cash is the small part. The bigger costs are the slot it denies a faster mover, the shelf-life risk on anything that expires, and the clutter tax on every audit.
A part reached for often, expensive to be without, and small is a lock. A part reached for rarely, cheap to be without, and bulky is a passenger. The middle is where judgment lives.
Where truck stock quietly goes wrong
Truck stock does not bloat in one bad decision. It drifts, one just-in-case part at a time.
- The one-time job that never repeats. A tech loads a part for an odd call, the job closes, and the part stays aboard forever as a monument to a call that will not come again.
- The personal hoard. Every tech carries a few pet parts they swear by. Unchecked, a fleet of trucks becomes a fleet of private museums, each stocked differently, none auditable.
- The superseded model. The equipment changes, the part for the old version keeps riding, and nobody notices, because nothing alarms when a part simply sits.
- Buying the case for the discount. A bulk deal that saves a little per unit but ties up a slot for a year is usually a bad trade on a truck, whatever it looked like at the counter.
None of these announce themselves. That is the whole problem. A stockout screams; dead weight is silent.
Run the freeloader audit
Because slow movers are silent, you have to go looking for them. Once or twice a year, pull the usage history and sort every truck item by last-movement date, not by count. The parts that have not moved in a full season are your freeloaders. For each, decide honestly: is this a rare-but-critical part I accept carrying, or a passenger I have been feeding out of habit?
Most shops find that a meaningful share of truck line items have not moved in months. Pulling those back to the shop does not lower your first-time fix rate, because they were not fixing anything. It gives the slots back to parts that will.
Reweight, do not just add
The instinct after a stockout is to add. The discipline is to reweight. Every time you add a part to the truck, ask what comes off to make room, because the truck is finite and pretending otherwise is how it fills with silt. Stocking is a running trade, not a one-time load-out: the fast movers of peak season are not the fast movers of the off-season, and a truck loaded once and never pruned is a truck slowly filling with the wrong decade of parts.
The trucks that finish the most jobs per stop are not the fullest ones. They are the ones where a human looked at every slot and made it prove it belonged.
