The Scheduling Buffer: Why You Need Slack
Why this matters
A calendar packed bumper-to-bumper looks productive and runs like a disaster. One job runs long, one customer is late opening the door, one supply run goes sideways, and the whole day cascades. Every customer after the slip waits longer, gets a rushed tech, and remembers it. Building slack into the schedule is not lost time. It is the thing that keeps your promises intact and your crew from burning out.
What a buffer actually is
A scheduling buffer is intentional empty time you place between jobs and inside the day so that normal variation does not blow up the plan. It is the difference between a schedule that survives contact with reality and one that only works if everything goes perfectly. Nothing in field service goes perfectly.
Slack covers three predictable realities: jobs that run longer than booked, drive time that is never exact, and the small interruptions (a parts run, a phone call, a customer who is not ready) that happen every single day.
The three kinds of buffer to build in
Between-job buffer. Padding between the end of one appointment and the start of the next, covering drive time plus a cushion. A job that runs fifteen minutes long should not make the next customer late. Without this padding it always does.
Drive-time buffer. Map distances are optimistic. They ignore traffic, parking, finding the unit, and the walk from the truck. Add real-world cushion to every estimate, more for cross-town hops and rush hour.
Daily reserve. Leave one slot, or a clear block, open each day. That reserve is what lets you say yes to the emergency call that walks in at noon, or absorb the morning job that ran two hours long, without nuking every afternoon appointment.
Padding the job estimate itself
Most shops under-book how long work takes because they remember the jobs that went smoothly. Estimate to the realistic case, not the best case. Account for setup, cleanup, the customer conversation, and the surprise you find once you open things up.
A good habit: track how long jobs of each type actually take versus what you booked. After a month you will see which job types you chronically under-estimate, and you can fix the template instead of fighting the same overrun every week.
The cost of zero slack
A back-to-back schedule fails in ways that compound:
- Cascading lateness. One slip pushes every later job, so by afternoon you are an hour behind and apologizing all day.
- Rushed work. A tech racing the clock cuts corners, misses things, and creates callbacks, which cost you a second trip you never charged for.
- No room for emergencies. The high-value urgent call comes in and you have nowhere to put it, so you turn away your best work or break a promise to someone else.
- Burnout. Crews that never get a breath quit, and turnover costs far more than a little daily slack ever would.
Slack is not idle time
Owners resist buffers because empty calendar slots feel like waste. Reframe it. The reserve almost never sits empty, it absorbs the overrun or fills with the walk-in emergency. On the rare truly quiet hour, it becomes catch-up: callbacks, the thank-you calls, restocking the truck, paperwork that otherwise piles up.
A schedule with slack does not do fewer jobs. It does the same jobs without breaking promises, and it leaves room to capture the urgent work that pays best.
Tuning the buffer over time
Start with modest padding and watch what happens. If you finish most days on time with reserve to spare, tighten slightly. If you are still chasing the clock, you booked too tight, loosen up. The right buffer is the smallest one that lets a normal-variation day finish on schedule. That number is specific to your crew, your service area, and your job mix, so measure it rather than guessing.
