The Real Fault Is Worse Than What You Diagnosed: Decision Tree

Why this matters

You pointed the right direction and undershot the depth. You called the leaking fitting; the whole line behind it is shot. You called the failed capacitor; the compressor it feeds is going too. This is different from finding a separate second problem - here it is the same fault, worse than you said. The risk is doubling down on a repair that no longer makes sense, or worse, patching one visible piece of a failure that is going to come right back and take the callback and the reputation with it. This tree keeps you from finishing the wrong-sized repair.

Safety branch first: did "worse" cross into dangerous

Escalation sometimes turns a nuisance into a hazard. The heat-damaged outlet you were replacing is now charred back into the wall. The refrigerant issue turns out to be a compromised sealed system near an ignition source. The pool pump you came to reseal is arcing at the motor.

  • If the deeper fault is now a hazard: stop and make it safe first. De-energize and verify dead, shut off and relieve pressure, kill combustion. Then reassess. Do not keep working a job that has quietly become an electrical or gas or pressure risk just because you were most of the way through the original plan.
  • If it is not a hazard: move to sizing the escalation below.

Confirm it is the same fault, not a new one

Be honest about what you are looking at. A worse version of your diagnosis and a brand-new separate problem lead to different conversations.

  • Same fault, deeper: the corrosion you found at the joint runs the length of the line; the bearing you suspected is one of several gone in the same assembly.
  • Separate problem: a different component, unrelated to your original call. That is the "bigger problem after quoting" path, handled as its own change order.

If it is genuinely a separate issue, route it there. If it is your original fault gone deeper, keep going here.

Sort it: worse in degree, or worse in kind

This is the decision that matters.

  • Worse in degree: same repair, larger scope. You need more of the same - more line, more of the assembly, more time. The fix does not change, the size does.
  • Worse in kind: the depth flips the right answer. A repair you quoted now costs a large fraction of a replacement, or will not hold, or leaves half a failing system in place. The correct recommendation is no longer the repair you started.

Techs get burned by treating a worse-in-kind fault as merely worse-in-degree, quoting a bigger patch on something that should be replaced.

If it is worse in degree

You are re-sizing, not re-thinking.

  1. Confirm the true extent with a look or a measurement, not a guess, so you re-quote once and not twice.
  2. Present it as the same fix, correctly sized: "It is what I said, it just runs further than it showed. Here is the real scope."
  3. Get approval on the new size before you resume.

If it is worse in kind

You owe the customer a reframed recommendation, even though it is harder to deliver.

  • Lay out repair versus replace honestly, with the deeper fault as the reason the math changed. Use proportions, not a hard sell: the repair now runs a big share of a replacement and leaves the aging rest in place.
  • Do not protect your original quote by pushing a repair you no longer believe in. A patch you know will fail is a callback you are scheduling on purpose.
  • Give them the real choice, including the risk and lifespan of each path, and let them decide with the facts.

Guard against underquoting the escalation twice

The most expensive mistake here is re-quoting off the visible portion, then finding it runs further still. When a fault is worse than you thought, assume it may be worse than that, and confirm the true extent before you put a second number on it. One honest, complete re-quote beats a string of creeping ones that make you look like you are nickel-and-diming.
