The Part Not Available Decision Tree
Why this matters
You are on the job, the part is out of stock everywhere your tech checked, and the customer wants to know when their unit will run again. How you handle the next thirty minutes decides whether this becomes a smooth two-trip repair or a week of angry voicemails. The part being unavailable is not the problem. Stopping the search too early, or going silent on the customer, is the problem.
Start here: confirm it is actually unavailable
Most "out of stock" is one branch, one vendor, one day. Before you accept it:
- Ask the counter to check other branches. A part out at your local store is often sitting at a sister branch across town.
- Confirm the exact part number. A lot of "no stock" is really "you gave me the wrong number." Re-check the nameplate or model breakdown.
- Ask when their next shipment lands. "Out today, in Thursday" is a very different answer from "discontinued."
If a branch transfer or a shipment in a day or two solves it, you are done. Set the follow-up trip and tell the customer a real date.
If your main supplier truly cannot get it
Move outward in order. Stop as soon as one path gives you a usable answer.

Branch 2: try a specialty or wholesale-only distributor. Some parts only live at houses that serve your specific trade. Your main rep can often tell you who carries it.
Branch 3: go to the manufacturer's distribution. For brand-specific components, the maker has authorized distributors who stock the long-tail items the general houses do not.
Branch 4: consider an authorized online source. A clear part number with no fit risk can come from a reputable online seller. Confirm it is genuine, not a gray-market knockoff, before you put it in a customer's equipment.
If nobody has the exact part
Now you are choosing between real tradeoffs. Walk them in this order.
Option A: a compatible equivalent. Many parts have a generic or cross-reference equivalent that fits and performs the same. Verify the spec against the original (rating, dimensions, capacity) before you trust it. This is usually the fastest honest fix.
Option B: a temporary safe repair. Can you get the equipment running safely now and swap the correct part on a return visit? Only do this if it is genuinely safe and you tell the customer plainly it is interim. Never leave a hazard running to buy yourself time.
Option C: special-order the right part. If the part is uncommon and no equivalent is right, order the correct one and schedule the return. Slower, but correct. See related: Special-Order vs Stock Decision Tree.
Option D: it is genuinely obsolete. For truly discontinued items, the honest conversation is about repair-versus-replace of the whole unit. Tell the customer the part no longer exists rather than chasing a ghost for two weeks.
The customer conversation (do this every time)
Whatever branch you land on, the customer gets the same treatment:
- Tell them now, not later. "The part is on backorder, here is my plan, here is the date" beats silence every time.
- Give a real timeline, then beat it. Pad your estimate. Under-promise the date.
- Confirm safety. If the equipment is down, make sure they are not left in a hazard or a hardship without you saying so.
- Log it. Write down the part, the vendor answers, and the promised date so the return trip does not slip.
Do not do these
- Do not stop at the first "no." One branch out is not the world out.
- Do not install a wrong-spec part to close the job. A part that fits but is under-rated is a callback or a hazard.
- Do not go quiet. The damage is almost never the delay. It is the customer not hearing from you.
