The Customer Supplies Their Own Part to Test With (Decision Tree)

Why this matters

A customer who has already done some research, or who pulled a spare from a drawer, sometimes offers you a part to use as the "known-good" reference for a substitution test. It can genuinely save a trip back to the truck or a wait for supply. It can also quietly wreck the test, because you did not source it, you often cannot fully verify its condition, and if something goes wrong during the swap, the customer's assumption is usually that offering their part made them a partner in the diagnosis, not that they introduced an unverified variable. This is a distinct situation from a customer supplying a part for you to permanently install; here the part is only meant to be a temporary test reference, and the decision tree is about whether it is fit for that narrower purpose.

Start here: is this part actually being proposed as test material, or as the repair part

Confirm which conversation you are having before anything else. Can you verify this part is actually known-good

If the customer's part came from a system you can inspect and confirm is currently working correctly (their own second unit that is running fine, a spare they can show is recently tested), treat it as a candidate known-good reference and continue to the compatibility check below.

If the part is new-in-box but unverified, was pulled from a unit that is not currently confirmed working, or its history is unclear ("I think this one's good, I'm not sure"), do not treat it as known-good. Using it as your reference defeats the purpose of the test, because a result either way could be explained by the part's own unknown condition. Explain this plainly to the customer: you appreciate the offer, but an unverified part cannot serve as the reference, and either you need to verify it first (if practical) or use a different source.

Is it genuinely compatible with the suspect part

If the customer's part matches the exact rating, specification, and configuration of the suspect part, with no modification needed, compatibility is not a blocker.

If it is a close match but not exact (a different rated value, a different connector, a part that requires any modification to fit), do not proceed. A near-match substitute produces an unreliable result, and forcing a fit introduces damage risk to top of that.

Walk through the liability conversation before you touch it

Even when the part passes both checks above, using a customer's part as test material carries a liability wrinkle a truck-stock part does not: if the part is damaged during the swap, or the swap goes wrong for a reason unrelated to the part itself, the customer may reasonably expect you to make it right, having offered it in good faith to help. Set this expectation explicitly before you begin:

  • Confirm you will restore their part to them afterward, in the same condition, regardless of what the test shows, unless the test confirms it should become the permanent installed part and they agree to that outcome.
  • Explain what happens if the test is inconclusive or damages the part through no fault of your process (a part that was already marginal and fails during handling, for instance). A brief verbal agreement here, and a note in your record, prevents a dispute later.

If the test confirms the suspect part was the cause

If the fault clears with the customer's part installed, and the customer's part is one they are willing to leave in permanently, you have converted a diagnostic swap into a repair using their part as the actual fix; document that transition explicitly (see the related article on the difference between a diagnostic swap and a repair) rather than leaving it ambiguous whether this is still "just a test."

If the customer wants their part back rather than leaving it installed, proceed to source a proper permanent replacement, and restore their tested part to them as promised.

If the test does not confirm anything, or is ambiguous

Return the customer's part in the condition you received it, reinstall the original suspect part unless it has been separately confirmed bad, and continue the diagnosis through another path. Do not let the customer's generosity in offering the part create pressure to declare a result you cannot actually support.

The judgment to carry

A customer's part can absolutely serve as a valid known-good reference, but only if you can genuinely verify its working condition and true compatibility, the same bar you would hold any other reference part to.
