Special-Order vs Stock Decision Tree

Why this matters

Every part you stock ties up cash and shelf space and risks sitting until it is obsolete. Every part you special-order adds a trip, a lead time, and a chance of a second customer visit. Stock the wrong things and your cash is frozen on a shelf. Special-order the wrong things and you stall jobs waiting for parts you should have had on the truck. This is a per-item decision, and getting the common ones right is most of running a tight parts operation.

Start here: how often do you actually use it?

Usage frequency is the first and biggest filter.

If you use it on most jobs, or weekly, it almost certainly belongs in stock. The cost of running out, a stalled job and a return trip, dwarfs the cost of keeping a few on hand. Stop here and stock it.

If you use it rarely, a few times a year or less, special-order is usually right. Tying up cash and space on a part that sits for months rarely pays. Skip to the special-order section.

Stock it when these are true

Lean toward stocking a part when:

  • It is used frequently and predictably across your normal work.
  • Running out stalls a job or forces a return trip. The cost of a stockout is high.
  • It is cheap and small. Low-cost, low-space items are easy to overstock safely.
  • It has a long shelf life and will not expire or go obsolete on you.
  • Lead time to get it is long. If the special-order wait is days, stocking buys you immediacy.

A part that is cheap, small, used often, and slow to reorder is a no-brainer stock item.

Special-order it when these are true

Lean toward special-ordering when:

  • You use it rarely and cannot predict when.
  • It is expensive. Tying up significant cash on a slow-moving part is a poor use of capital.
  • It is bulky and eats shelf or truck space you need for faster movers.
  • It goes obsolete or has a shelf life. Model-specific and dated parts are risky to hold.
  • It is job-specific. A part for one customer's exact equipment, with no reuse, should be ordered for that job.

The hidden costs people forget

Both sides have costs that are easy to ignore:

Carrying cost of stock is more than the part price. It is cash frozen, space used, the risk of obsolescence, and the parts that quietly die on the shelf. A garage full of slow-movers is money you cannot use elsewhere.

The cost of special-ordering is more than the lead time. It is the trip to fetch it, the risk of a second customer visit, and the job that cannot close until it arrives. A part you should have stocked, ordered instead, can cost you a return-trip's labor and a frustrated customer.

When a special-order should become a stock item

Watch your special-order history. The same part special-ordered over and over is a stock item you have not recognized yet. If you find yourself ordering a part repeatedly, the trips and waits are now costing more than carrying it would. Move it to stock.

The customer-visit factor

For a part you must special-order to do a repair, factor the second visit:

  • A special-order means the customer waits and you make two trips. Tell them the timeline honestly.
  • If the part is common enough that the second trip keeps happening, that is a strong signal to stock it.
