How to Route a Day's Jobs to Cut Drive Time

Why this matters

Drive time is the most expensive thing your techs do that nobody pays for. Every extra mile between stops is fuel, wear, and worst of all a paid hour that produced no invoice. A day sequenced well can fit an extra call; the same stops sequenced badly send a tech zigzagging across town and burning the afternoon on the highway. This is the morning procedure a dispatcher runs to order today's jobs so the truck moves in one loop instead of a scribble. It is tactical and daily, not a strategy overhaul.

Step 1: Pull today's confirmed stops onto one view

Start with the full list of jobs actually happening today, per tech. Confirmed only. A tentative slot that has not been reconfirmed does not belong in the route yet, because building around a stop that cancels wastes the whole sequence. Get every stop's address in front of you on a map, not just a list, because you route by geography and you cannot see geography in a spreadsheet.

Step 2: Mark the fixed points first

Some stops cannot move. Flag them before you touch the order:

  • Time-window promises you already made the customer ("we said between mid-morning and noon").
  • Hard constraints like a business that only opens at a certain hour, or a customer who is only home after lunch.
  • Any emergency or priority call that has to be first.

These are your anchors. Everything flexible gets arranged around them.

Step 3: Group the flexible stops by area

Look at where the flexible jobs sit and cluster them. The single biggest drive-time killer is ping-pong routing, where the tech crosses the same stretch of road three times because the jobs were sequenced by when they were booked instead of where they are. Pull the stops in the same neighborhood or corridor together so the tech clears one area before moving to the next.

Step 4: Sequence within the day to avoid backtracking

Now order the whole day into a loop that generally flows one direction and ends near where the tech needs to finish:

  • Start the tech toward their first anchor without an early backtrack.
  • Chain the clustered stops so each one is roughly on the way to the next, not a detour and a return.
  • Try to end the day at the far edge if the tech goes home from there, or looping back toward the shop if they return the truck.

You are not solving this to the perfect mile. You are killing the obvious crossings, which is where almost all the waste lives.

Step 5: Size each stop with a realistic duration

A tight route falls apart if the job times are fantasy. Use a real estimate for each stop based on the service type, and remember that a stop is not just wrench time, it includes parking, walking in, talking to the customer, and writing it up. Underestimating stop length is how a clean route turns into a string of late arrivals by afternoon.

Step 6: Build in slack between stops

Do not pack the day to the minute. Traffic surprises, a customer runs long, a quick job turns into a real one. Leave a buffer between stops so one overrun does not cascade into every appointment after it running late. A route with no slack is a route that breaks at the first hiccup. Aim to fill most of the day and hold a little back for the friction you know is coming.

Step 7: Send the ordered route to the tech and confirm receipt

Step 8: Adjust live when the day changes

The morning route is a plan, and plans meet reality. When an emergency call lands or a job blows up, re-sequence the affected part of the day around the tech's current position, not the position they started at. The goal all day stays the same: keep the truck moving forward through the map, not doubling back across it.
