How Belts and Drives Fail
Why this matters
A belt drive transfers power from a motor to a load through a flexible loop running on grooved or flat pulleys. It is cheap, simple, and the first thing to slip, squeal, or shred when something else is off. A worn belt costs little, but the failure it announces (a misaligned shaft, a seizing bearing, a load that is binding) costs real money if you ignore it. A belt is also a diagnostic gift: the way it wears tells you exactly what is wrong with everything it touches.
The parts of a drive
A belt drive is the belt, two or more pulleys (also called sheaves), the shafts and bearings they ride on, and the tension holding it all together. A belt failure is almost never just the belt. It is the belt plus a pulley, an alignment, or a tension problem. Replace only the belt and you will be back.
The failure modes
- Slipping. The belt cannot grip and the load lags the motor. Causes: too loose, glazed (a hard shiny surface from heat and slip), oil-contaminated, or worn down into the pulley groove. Symptom: a squeal on startup or under load, a load that turns slow, and a belt that runs hot.
- Squealing and chirping. A squeal is usually slip. A rhythmic chirp once per revolution is usually misalignment or a defect in one spot on the belt or pulley.
- Cracking and dry rot. The belt's rubber hardens, cracks across the ribs, and chunks break off. Age, heat, and ozone do this. A belt that cracks when you flex it backward is at end of life.
- Fraying and edge wear. The belt's edges shred. Almost always misalignment: the belt is being forced sideways and grinding against a pulley flange.
- Wear into the groove (riding low). The belt has worn until it bottoms out in a V-pulley groove. Once it rides on the bottom it loses all wedging grip and slips no matter how tight you set it. A new belt on a worn pulley does the same thing fast.
- Sudden break. Shock load, a foreign object, a seized bearing, or a belt run far past its life. A belt that breaks repeatedly is pointing at something jammed downstream.
- Stretch. Belts elongate over their first hours of run and gradually after. A belt that needs constant retensioning is either past its life or fighting a problem.
Read the wear pattern
The failed belt and the pulley grooves are a report card:
- Glazed, shiny belt surface: it was slipping. Check tension and look for an oil leak.
- Frayed on one edge: misalignment. The pulleys are not in the same plane.
- Cracked across the ribs: age and heat. Just worn out.
- Worn thin and riding low in the groove: the pulley is worn too. Replace both.
- Shiny worn spots in the pulley groove or a wobble: a bent or worn pulley. A new belt will not fix it.
Alignment and tension, the two things that matter
- Alignment. The pulleys must be in the same plane and their shafts parallel. Lay a straightedge across both pulley faces; it should touch all contact points. A drive that is even slightly cocked eats belts on one edge and runs hot. Misalignment is the single most common cause of short belt life.
- Tension. Too loose slips, glazes, and squeals. Too tight overloads the shaft bearings and kills them early (and stretches the belt). Set tension so the belt deflects the specified small amount under firm thumb pressure at the midpoint of the longest span. When in doubt, snug, not banjo-tight.
Warning signs in the field
- A squeal or chirp on startup or under load.
- Black rubber dust around the drive (the belt is shedding).
- A belt that looks cracked, glazed, frayed, or rides low in the groove.
- A drive that needs retensioning more and more often.
- A pulley that wobbles or shows shiny worn groove walls.
What to do about it
Replace the belt, check the pulleys for wear, set alignment with a straightedge, and set tension to spec. On multi-belt drives, replace the whole matched set together; one new belt next to stretched old ones carries all the load and fails fast. Most important, find what the wear pattern pointed to. Edge fray means align. Glaze means tension or an oil leak. A worn groove means a new pulley. Fix the cause or buy belts forever.
