A Previous Tech's Fix Made Diagnosis Harder Decision Tree
Why this matters
You get on scene and the fault is real, but so is a layer of someone else's prior work sitting on top of it: a workaround, a substituted part, a bypass, a repair that masked the actual symptom instead of fixing it. Now you are diagnosing through a fog that was not there originally. Peel back the wrong layer, or trust the wrong assumption left behind, and you waste hours chasing a problem that is really two problems stacked on each other. This tree gets you through the fog in order.
Start here: is there a bypassed safety device involved
Before anything else, check whether the prior work includes a disabled or bypassed safety device, a pressure relief defeated, an interlock jumped, a ground removed, or similar. If so, restore the safety device or de-energize and make the equipment safe before continuing any diagnosis. A bypass like this is not just a diagnostic complication, it is an active hazard, and it gets addressed immediately regardless of what today's complaint is.
If no safety bypass is involved, sort the prior work into one of three shapes
- A substitution: a different part, connector, or setting stands in for the original. Ask whether the substitution itself could be causing or contributing to the current fault, independent of whatever the original complaint was. A mismatched part is a legitimate suspect.
- A workaround: something rerouted, jumpered, or reconfigured to get the equipment running without actually fixing what stopped it. Workarounds usually mask one specific symptom while leaving the underlying cause untouched, and often introduce their own new failure modes over time.
- A masking repair: a fix that made a symptom go away without addressing why it appeared. Common shape: something was replaced that "fixed" the complaint temporarily, but the actual stressor that caused the original part to fail is still present and now stressing the new part.
Name which shape you are looking at before you decide what to do about it; each leads to a different next move.
If it is a substitution
If the substituted part matches the original in the specifications that matter for this application (rating, size, type), it is probably not your fault source; look elsewhere. If it does not match, or you cannot confirm that it matches, treat it as a live suspect and test it directly rather than assuming it is fine because it is currently installed and "working."
If it is a workaround
- Trace what the workaround bypasses. Understand what would normally happen at that point in the system if the workaround were not there.
- Ask whether today's fault is downstream of the workaround, meaning something that depends on the bypassed function not working correctly. If yes, the workaround itself is very likely your root cause or a major contributor.
- Decide whether to remove the workaround and diagnose the original problem it was covering, or leave it and treat it as a permanent design change. This is a customer conversation as much as a technical one: removing a workaround may reopen an older, larger problem the customer previously chose to live with rather than pay to fix properly. Explain the tradeoff plainly before you act.
If it is a masking repair
- Identify what stressor likely caused the original part to fail, not just what part was swapped. If that stressor is still present, the replacement part is on the same trajectory as the one it replaced.
- Check the replacement part's current condition against how long it has been in service. A part showing the same early wear pattern the original had, well before you would expect normal wear, confirms the stressor is still active.
- If the stressor is confirmed still present, address the stressor, not just the part again. Replacing the same part a second time without fixing what is stressing it guarantees a third visit.
If you genuinely cannot tell what the prior work was meant to fix
Ask the customer directly what the earlier visit was for and what changed afterward, if they remember. If records exist (a prior invoice, notes in the job history, a photo the customer took), pull them. Diagnosing blind through someone else's unexplained modification is slower and riskier than a two-minute question that might explain the whole layer at once.
