Pool Equipment Replacement Reference
Why this reference exists
Pool equipment (pumps, filters, heaters, chlorinators) reaches end of life every 7-15 years. Replacement is the largest single-ticket pool service item per major component. A pool service company doing 200-400 pools sees 30-60 equipment replacements per year. This is the working framework for sizing, selecting, + selling replacements.
Pool pumps
Variable-speed (VS) pumps:
- Modern standard; required in California + Florida + others for new installs
- Pentair IntelliFlo, Hayward TriStar, Jandy ePump
- Sizes 1.5-3 HP variable
- The premium pump tier for both unit + install
- 30-80% lower operating cost vs single-speed
Single-speed pumps:
- Older standard; replacing on most service calls
- A fraction of the variable-speed unit cost, but operating cost much higher
- Banned for new installs in many states (CA, FL)
Two-speed pumps:
- Middle ground; less popular now
- Priced between single-speed + variable-speed
For most replacement: variable-speed if customer accepts (a higher total install cost), single-speed if budget-driven + permitted (roughly half the variable-speed total).
Sizing: turn over pool volume 1-2 times per day. For 20,000 gal pool: 1.5-2 HP variable, run 6-12 hours/day.
Pool filters
Three types:
Sand filter:
- Sand bed traps debris; backwash to clean
- Cheapest install + operating
- 20-25 micron filtration
- The cheapest filter unit + install of the three types
Cartridge filter:
- Replaceable filter cartridge
- 10-20 micron filtration
- Cartridge replacement every 2-4 years (a modest recurring cost)
- Mid-tier unit + install cost
- Most popular for new installs
DE (Diatomaceous Earth) filter:
- DE coats fingers in filter; recharge after backwash
- 2-5 micron filtration (best)
- Higher maintenance + DE cost
- The priciest unit + install of the three types
For most replacement: cartridge (best balance of performance + ease).
Sizing: filter rated turnover gpm should equal or exceed pump output. Match per manufacturer.
Pool heaters
Gas heater (natural or propane):
- Fastest heat-up + recovery
- Most expensive operating cost per hour during operation
- 82-95% efficient
- Higher unit cost, mid-range install
- Pentair MasterTemp, Hayward H series, Raypak P series
Heat pump:
- Pulls heat from air to water
- Most efficient (COP 3-5)
- Slower heat-up (1-2°F/hour)
- Works above 50°F outdoor air
- Highest unit cost of the three, but a cheaper install than gas
- Pentair UltraTemp, Hayward HeatPro
Electric resistance:
- Rare residential; small spa applications
- Expensive to operate
- The cheapest unit cost of the three, offset by the highest running cost
Solar:
- Panels on roof or ground
- Free fuel; capacity weather-dependent
- A substantial install, offset over time by zero fuel cost
- Best in sunny climates + extended season
For most replacement: heat pump if customer accepts (long-term savings), gas if quick heat + intermittent use.
Sizing: rule of thumb, BTU = surface area (sq ft) × temp rise needed × 12. For 400 sq ft pool, 10°F rise: ~48,000 BTU.
Salt chlorinators
Salt generators (saltwater pools):
- Electrolysis cell converts salt to chlorine on demand
- Easier maintenance, no chlorine handling
- Cell lasts 3-7 years; a moderate replacement cost
- A premium system install
- Pentair IntelliChlor, Hayward AquaRite, Jandy AquaPure
Liquid chlorinators:
- Pump injects liquid chlorine
- Simpler unit
- A mid-range install, cheaper than a full salt system
Tablet feeders:
- Cheapest option
- The lowest install cost of the three
- Tablets cost ongoing
For most service: customer-driven by preference; salt is the premium upsell.
Replacement decision criteria

Sizing audit
Before quoting replacement, verify pool dimensions:
- Surface area (sq ft)
- Volume (gallons): L × W × avg depth × 7.5
- Type: in-ground vinyl, in-ground concrete/gunite, in-ground fiberglass, above-ground
- Climate (heating capacity needs)
- Use pattern (every day, weekends, seasonal)
- Existing plumbing (1.5" or 2" pipe; affects pump selection)
Common pitfalls
- Wrong pump for plumbing size: 2" pipe + 1.5" pump = pressure drop + cavitation
- Single-speed in CA/FL on new install: not code-compliant, fine to replace existing
- Heater too small for pool size: never reaches setpoint
- Variable-speed without flow + timer setup: customer runs at lowest setting, water doesn't turn over
- Salt cell on freshwater pool conversion + forgetting test kit: customer over-chlorinates from sub-saturation
- No bonding on new metal equipment: NEC + safety; lawsuit waiting
- Forgetting permit: required for many install types
- Customer expectations on heat-up time: 1-2°F/hr is normal for heat pump; some customers think it's broken
Permitting + code
- NEC Article 680 (swimming pools)
- IPC + UPC pool piping
- AHJ-specific (some jurisdictions require pool builder license; others plumber)
- Bonding all metal pool equipment (NEC 680.26)
- Electrical disconnect within sight of equipment
Customer talking points
For pump replacement:
- "Your pump is at end of life. Replacement options:"
- "Variable-speed: $X, saves on electricity, longer life"
- "Single-speed: $Y, lower upfront, higher operating cost"
- "Most customers choose variable-speed; payback 2-4 years"
- "Includes 5-year warranty + install + permit"
For heater replacement:
- "Gas heater: fast heat, $X. Best if you use pool seasonally + want quick warmup."
- "Heat pump: 70% less to operate, $Y. Best if you extend the season + are price-conscious."
- "Most California + Florida customers choose heat pump now."
Service contract opportunity
Customers with all-new equipment are prime for annual service contracts:
- A modest annual contract fee
- 6-8 visits per year
- Includes water test + chemical balance + equipment check
- Build into install paperwork
200 customers on contract adds up to substantial recurring revenue per year with 60-80% margin.
The single most-profitable pool equipment conversation: pump REPLACEMENT to variable-speed. Show the customer the math: their existing single-speed pump costs several times more per year to operate than a new variable-speed unit would. The install pays back in 2-4 years + customer gets a quieter, longer-lasting pump. Mention this at every service visit on pumps over 5 years old.
