Stuck Deadbolt Decision Tree
Why this matters
A stuck deadbolt is rarely a lock problem. It is usually a door, frame, hinge, or strike alignment problem that the cylinder is being asked to push through. Diagnosing it as a "bad lock" leads to a cylinder swap that does nothing, while the door continues to sag and the new bolt continues to bind. This tree splits the call into the four real causes: the bolt is mechanically jammed inside the lock body, the bolt is fine but the strike is misaligned, the door has shifted on its hinges, or the cylinder has worn or contaminated. Each has a different fix and a different price posture; lumping them together is how you lose hours.
Triage on arrival
Three questions decide the branch.
- With the door open, does the bolt extend and retract freely by key and by thumb-turn? If yes, the lock body is fine; the problem is alignment.
- With the door closed, does the bolt extend into the strike, or does it hang up before reaching the strike pocket? If it does not even reach, the door has shifted.
- Is the bolt extending but not retracting (key turns but bolt is stuck out)? If yes, either the bolt is bound in the strike under load (door pressure) or the lock body is failing.
Branch A: bolt mechanically jammed inside lock body (door open, bolt does not move freely)
The cylinder, tailpiece, or bolt mechanism is the failure path. Possible causes:
- Foreign object inside the cylinder (broken key tip, dirt, sand from coastal property).
- Corrosion. Especially on exterior deadbolts that have not been serviced and are exposed to humidity or salt air.
- Tailpiece misaligned or bent. If the cylinder was removed and reinstalled with the tailpiece in the wrong rotation, the lock will not throw.
- Cylinder retainer screw overtightened, deforming the plug.
- Spring failure inside the deadbolt body (uncommon but does happen on cheap residential deadbolts at 5+ years).
Fix path:
- Remove cylinder. Inspect plug, pins, tailpiece. Lubricate with PTFE dry lube.
- Inspect bolt body: extend bolt by hand with the cylinder out and watch the mechanism. Any binding inside the body is a body replacement (cheaper than a cylinder repair on residential).
- Reassemble with correct tailpiece rotation per the manufacturer's diagram (Schlage, Kwikset, Yale all have different tailpiece orientations).
Branch B: bolt extends freely with door open, will not engage strike with door closed (door open vs door closed test diverges)
Strike alignment. Most common stuck-deadbolt call.
Diagnosis:
- Close the door slowly and watch the bolt face approach the strike. If the bolt face is below the strike opening, the door has dropped on its hinges or the strike has migrated up. If above, the opposite.
- Mark the bolt with a strip of masking tape, extend the bolt, and gently push the door closed against the strike. The tape will show where the bolt is contacting the strike.
- Check the strike screw holes. Sloppy holes mean the strike is moving under load.
Fix path:
- Minor misalignment (under 1/16 inch): file the strike opening to the correct position. Refile is faster than re-cutting the mortise.
- Moderate misalignment (1/16 to 1/8 inch): re-mortise the strike, fill old screw holes with hardwood dowel and glue, redrill.
- Major misalignment (over 1/8 inch): the door has shifted; see Branch C.
Branch C: door has shifted on hinges
Symptoms include the door sticking against the jamb on closing, gap visible at the top corner opposite the hinges, or the bolt sitting more than 1/8 inch off the strike.
Diagnosis:
- Check the top hinge. The top hinge bears the most load and is the most common loosening point. Tighten the top hinge screws first; if they spin, the wood is stripped.
- Strip a screw: replace one screw on the top hinge with a 3-inch wood screw that reaches the framing behind the jamb. This often lifts the door enough to bring the bolt back to the strike.
- Check the bottom hinge for the same wear; less common but possible.
Fix path:
- Stripped screws: 3-inch screws into framing, or hardwood dowel fill plus original-length screws.
- Hinge worn or bent: replace hinge. Match the size (3.5 inch residential, 4 inch residential heavy, 4.5 inch commercial standard).
- Door sagging beyond hinge repair: door reset on the frame, sometimes requiring a new top hinge mortise. This is carpentry, not locksmithing; honest practice is to refer or upcharge.
Branch D: bolt extends but will not retract under load (key turns but bolt is stuck out)
The bolt is jammed against the strike side wall because of door pressure on the closed door.
Diagnosis:
- Push the door against the latch side (toward the hinge) while turning the key. If the bolt retracts, you confirmed door pressure binding.
- Inspect the strike opening for galling marks (silver streaks on the strike's interior face). Galling shows the bolt is dragging on the strike.
Fix path:
- Relieve pressure: relieve the door pressure by adjusting the latch-side strike or filing the strike opening.
- Lubricate bolt and strike interface with PTFE dry lube.
- If the door is consistently under pressure (weatherstripping too thick, jamb sprung), the underlying cause is jamb or door work, not the lock.
Branch E: smart deadbolt stuck
Add an electronic layer to the same diagnosis.
- If the motor in a smart deadbolt clicks but the bolt does not move, the motor is fine and the bolt is mechanically bound. Diagnose as Branches A through D above.
- If the motor does not click and the key still operates the bolt, the motor is the failure. Battery first (always), then motor or PCB.
- If neither the motor nor the key operates the bolt, the bolt body is failed. Replacement.
Lubricant rules
- PTFE dry lube is the right answer for almost every stuck-deadbolt scenario.
- Do not use WD-40 or any oil-based lube in a pin cylinder. It collects dust and creates worse binding within weeks.
- Graphite is acceptable in a dry pin cylinder, but graphite contaminates electronic deadbolts and is a problem in any cylinder serviced by SmartKey or similar wafer rekey systems.
- Silicone spray is acceptable on the bolt body and strike interface but not in the cylinder plug.
Documentation
Photograph the door, the strike, the bolt face, and any visible wear or galling on arrival. If the call ends with carpentry work that is out of scope, document it and recommend a follow-up; if the customer declines the carpentry repair, document the decline and note that the bolt fix is partial.
