Lock Turns Fine on Bench but Not in Door: Bypass vs Normal Decision Tree
Why this matters
A cylinder that turns smoothly in your hand and refuses to turn in the door is telling you exactly where the fault lives: outside the lock. The bench is the bypass condition; the installed door is the normal condition. If you keep tearing into the cylinder, you will spend an hour proving it is fine. This tree maps the difference between the two conditions and walks you to the external load that the bench removes.
Step 1: Confirm the bypass condition rigorously
"Turns fine on the bench" is not enough. Bench-test with the cam or tailpiece installed exactly as it will sit in the door, and apply rotational load equivalent to throwing the bolt. A lot of cylinders pass an unloaded bench test and fail under load. Use a cam-load fixture or simulate by holding the cam against a bolt-retractor mock.
If it still passes, you have a true bypass-pass. Move on. If it fails under simulated load, the cylinder is not actually clean and you should re-bench by step 4 of the post-rekey tree.
Step 2: Reinstall and reproduce
Mount the cylinder back in the door. Try the key with the door open, then with the door closed. Document four states:
- Door open, bolt retracted, throwing: smooth or binds.
- Door open, bolt extended, retracting: smooth or binds.
- Door closed, bolt retracted, throwing: smooth or binds.
- Door closed, bolt extended, retracting: smooth or binds.
The pattern across these four cells points at the root cause directly.
Step 3: Read the four-cell pattern
- All four bind: the lockset chassis or the cylinder-to-chassis interface is the problem, not the door. Pull and inspect the cam-to-hub fit, the tailpiece engagement length, and the chassis spring. The cylinder passing on the bench but failing in the chassis usually means a tailpiece one notch short of full engagement.
- Only "door closed" rows bind: classic strike or alignment problem. Move to step 4.
- Only "throwing" rows bind, both open and closed: the cylinder is fighting the cam stop or the bolt retractor spring. Bench-test under load again with a fresh look at cam orientation.
- Only "retracting" rows bind, both open and closed: a top pin or spring is hanging up on rotation back, even though it cleared on the way out. Disassemble and replace springs.
Step 4: For door-closed binds, find the preload
Open the door slightly so the bolt is not engaged with the strike. Operate the key. Smooth. Now close the door, let the latch catch the strike, and try again. Bind. The strike is loading the bolt, and that load transfers up the bolt, through the retractor, into the cam, and resists the key.
Mark the strike with a soft pencil on the bolt face, throw the bolt against the strike, retract, and inspect. The pencil mark shows you where contact occurs:
- Mark on top half of bolt: door has dropped or strike sits high.
- Mark on bottom: door has lifted or strike sits low.
- Mark proud on bolt face: door is closing short, gap is too wide.
- Mark deep inside strike pocket: door is closing past flush, gap is too tight.
Step 5: Correct the preload, not the cylinder
The wrong move here is to deepen the strike pocket so the bolt slides in despite the misalignment. That defeats the deadlatch on a latch lockset and weakens the jamb. Do these instead, in order of preference:
- Tighten loose hinge screws with at least one long screw per leaf into the framing.
- Shim a hinge to lift the bolt back to center on the strike.
- File the strike opening only enough to clear the bolt, keeping the strike pocket at the original depth.
- Move the strike one screw position only when the alignment offset clearly cannot be corrected at the hinges.
Step 6: Door-frame check
If hinges and strike are correct and the bolt still preloads, the frame itself has shifted. Look for:
- Daylight at the jamb-to-stud joint behind the casing: jamb has pulled away.
- Cracked paint at the corner of the head and the jamb: building has settled.
- Weatherstripping crushed flat on one side: door is pulling that direction when closed.
These call for trim removal, jamb shimming, or framing remediation. That work is outside the scope of a typical lock service call; disclose, document, and refer.
Step 7: Sign-off test
Operate the key from the outside with the door closed. Then from the inside. Then with the door pulled toward you firmly and again pushed away firmly. The lock must turn cleanly in all three conditions. If wind, weatherstripping pressure, or hand pressure changes the key feel, you have not finished. Re-enter at step 4.
