Deadbolt Spins No Engage Versus Misalignment Decision Tree

Why this matters

A customer says their deadbolt "spins but doesn't lock" and the cause splits across three distinct subsystems. A stripped or disconnected tailpiece means the cylinder turns but no longer drives the bolt mechanism, which is a lock service. A bolt throwing but failing to enter the strike means the door has sagged or the strike has shifted, which is a door service. A bolt throwing into the strike but not engaging the deadlock mechanism means the bolt or the strike is damaged and a part swap is required. Calling a strike misalignment a stripped tailpiece sends the wrong part to the truck; calling a stripped tailpiece a misalignment leads to door planing that does not solve anything. The branches below let a locksmith resolve which subsystem failed in two minutes at the door.

Symptom presentation

Have the customer demonstrate. Insert the key (or operate the thumbturn from the inside), and watch what happens. Cylinder turns freely with no bolt movement means the tailpiece is disconnected from the bolt assembly. Cylinder turns and bolt extends but does not enter the strike means strike misalignment. Cylinder turns, bolt extends and enters the strike, but the deadlock does not engage and the door can be pushed open means the bolt-to-strike fit is loose or the strike box has been driven out of position by repeated forced entry attempts.

Note whether the failure is total or intermittent. A bolt that engages sometimes and not others usually points to door sag that varies with temperature or humidity, or to a tailpiece that is hanging on by one tab and will fail completely soon.

Check both directions, lock and unlock. A bolt that throws but will not retract usually indicates a damaged bolt or a strike that has wedged the bolt sideways. A bolt that retracts but will not throw usually indicates a tailpiece issue or a spring failure inside the cylinder mechanism.

Quick checks at the door

Pull the interior trim and observe the tailpiece engaging the bolt assembly. Most residential deadbolts use a flat or cross tailpiece that slots into a square or rectangular drive socket on the bolt. A tailpiece that is bent, twisted, or visibly stripped is the cause. A tailpiece that looks clean but is rotating freely in the drive socket has worn the socket and one of the two parts (usually the tailpiece, sometimes the bolt drive) needs replacement.

Operate the bolt by hand without the cylinder installed. The bolt should throw and retract smoothly with light pressure on the drive socket. If the bolt drags or refuses to move, the bolt assembly is failed, not the cylinder.

Look at the strike plate. A strike plate with visible wear, an enlarged hole, or a strike box pressed inward indicates either misalignment causing the bolt to ride the strike edge for years, or a forced-entry event that has displaced the box.

Isolation tree

Branch 1 - cylinder turns freely, bolt does not move. Tailpiece is disconnected. Pull the cylinder and inspect the tailpiece. Replace the tailpiece (most major brands carry replacement tailpieces in standard lengths) or, if the bolt drive socket is also worn, replace the bolt assembly. After install, test the lock from both sides three full cycles.

Branch 2 - bolt extends but lands above, below, or beside the strike opening. Door is sagging or the strike has moved. Measure the door gap at the top and the latch side; a gap that has gone from 1/8 inch to 1/4 inch at the top means the door has dropped. Check the hinges. A loose hinge screw, especially in the top hinge, drops the latch corner of the door and misaligns the bolt. Tighten or replace hinge screws with longer screws (3 inch screws that reach the wall framing) and retest. If hinge work does not recover alignment, the strike box must be repositioned, which requires drilling out the old box and re-mortising the jamb.

Branch 3 - bolt enters the strike but the door can be pushed open. The bolt is throwing into the strike box but not fully extending; usually the bolt throw is short or the strike pocket has been deformed. Check the bolt throw distance; ANSI/BHMA A156.5 specifies a minimum bolt throw of 1 inch for Grade 1 deadbolts and 1 inch for Grade 2. A bolt throwing less than 5/8 inch means either the cylinder is not driving fully or the bolt mechanism is partially stripped. Inspect both.

Branch 4 - intermittent engagement, fails on hot or cold days. Door is moving with temperature and humidity. Wood and steel doors expand and contract; an alignment that just barely works in the spring may fail in winter or summer. The fix is to recover the margin. Tighten hinges, plane the door if the strike has been moved several times, or install a longer-throw strike to recover engagement.

Branch 5 - bolt rotates inside the strike but does not deadlock. Some commercial-grade deadbolts use a rotating bolt that needs to seat in a specific position to deadlock. A worn bolt or a misshaped strike pocket prevents seating. Replace the bolt assembly and the strike together; mismatched ages of these two parts is a common cause.

Confirming diagnosis

The bench test for a stripped tailpiece is direct: pull the cylinder, insert the key, turn, watch the tailpiece. A clean rotation that drives a paddle bit through the drive socket confirms the cylinder is good. Failure to drive confirms the tailpiece or the bolt drive.

For alignment confirmation, hold a feeler gauge or a thin business card between the bolt and the strike opening. The bolt should pass without resistance into a properly aligned strike. Resistance indicates the bolt is riding the strike edge, which is the misalignment signature.

For bolt throw, measure with a caliper or a scale. A1 inch throw on a Grade 1 deadbolt is the standard; below that and the lock cannot meet the grade certification, regardless of what the consumer paid for at retail.

Do not plane a door to chase a misalignment without first checking the hinges. Tightening a top hinge screw recovers most door-sag misalignments in 5 minutes. Planing a door that should have been re-hinged removes material that cannot be put back and may void the door manufacturer's warranty.

Remediation

For stripped tailpiece (Branch 1), swap the tailpiece, retest. For bolt assembly stripping, swap the bolt assembly per the lock manufacturer's service kit.
