DeWalt vs Milwaukee vs Makita Cordless Platform Decision

Why this matters

A handyman who owns four cordless platforms owns four chargers, four sets of dead batteries, and four reasons to stand in the truck rummaging at 7:45 a.m. The platform pick is a 5-year commitment because batteries dominate the cost: a DeWalt DCB205 5.0 Ah 20V MAX pack lists at $129 MSRP, a Milwaukee M18 48-11-1850 5.0 Ah pack at $149 MSRP, and a Makita BL1850B 5.0 Ah 18V LXT pack at $139 MSRP. Once you own six packs on one platform the switching cost dwarfs the cost of any single bare tool. This article walks the trade-offs that actually matter for residential handyman work: drill+impact daily-driver feel, the heavy-tool ceiling (rotary hammer, recip, circular), runtime per pack, the small-tool tail (multi-tool, brad nailer, light, vac), warranty terms, and the failure mode when a vendor changes battery form factor mid-life.

The three platforms at a glance

DeWalt 20V MAX (XR and FlexVolt) is one connected family. A 20V MAX bare tool runs on any 20V MAX pack from a 1.3 Ah DCB201 up to a 12.0 Ah FlexVolt DCB612, and FlexVolt 60V tools drop the voltage to run as 20V MAX donors in reverse. The flagship daily-driver kit is the DCD800 brushless drill plus the DCF850 1/4-inch impact driver, both 20V MAX XR.

Milwaukee runs two co-existing platforms: M18 (18V, 2008 onward) and M12 (12V, sub-compact). The M18 FUEL daily-driver pair is the 2904 drill driver and the 2953 1/4-inch impact. M18 batteries are forward-compatible from the 48-11-1815 1.5 Ah CP through the 48-11-1812 12.0 Ah HD. M18 RedLink Plus electronics live inside the pack, not the tool, which is why Milwaukee's heavy-tool ceiling is high.

Makita 18V LXT (2005 onward) is the established platform; XGT 40V max is the newer high-output line. Inside LXT the daily-driver pair is the XFD14 brushless drill and XDT16 impact. Makita launched XGT in 2020 with a different battery slot, so a shop with deep LXT investment that wants the heaviest XGT tools (1-9/16-inch SDS-max rotary hammer, 14-inch chop saw) ends up running two platforms in parallel.

Daily-driver feel: drill + impact

DeWalt DCD800: 2,000 RPM no-load, 90 Nm (~66 ft-lb) rated torque, 2.0 lb bare. DCF850 impact: 1,825 in-lb (~152 ft-lb) max torque, 3,250 IPM, 1.9 lb bare. The chuck is a Jacobs 1/2-inch single-sleeve ratcheting design that holds a 1/4-inch hex bit without slipping.

Milwaukee 2904 M18 FUEL drill: 2,000 RPM, 1,200 in-lb (~100 ft-lb) torque, 4.1 lb with a 5.0 Ah pack. 2953 impact: 2,000 in-lb max torque, 3,600 IPM, 3.4 lb with 5.0 Ah. The Milwaukee drill is the heaviest in hand at 4.1 lb because the pack lives below the grip, not behind it. For overhead cabinet hang work that weight is felt.

Makita XFD14: 1,900 RPM, 1,250 in-lb (~104 ft-lb), 3.8 lb with a 5.0 Ah BL1850B. XDT16 impact: 1,600 in-lb max, 3,800 IPM, 3.3 lb with 5.0 Ah. Makita is the quietest platform under load and historically the lightest in the daily-driver size class.

For 90% of handyman work (cabinet hardware, deck screws, sheetrock anchors, faucet removal, ceiling fan install) all three are interchangeable. Pick the one that feels right at the dealer counter.

Heavy-tool ceiling

This is where the platforms diverge. The question is: when a job needs a 1-1/8-inch SDS-plus rotary hammer to set Tapcons in a slab, do you have to swap platforms, or does the daily-driver battery feed the heavy tool?

DeWalt: FlexVolt 60V tools (DCH481 1-9/16-inch SDS-max rotary hammer, DCS577 7-1/4-inch worm-drive circular) run on FlexVolt batteries (DCB606, DCB609, DCB612) which step down to 20V MAX for the daily drivers. One battery family covers both ends.

Milwaukee: M18 covers everything from compact drill to 12-inch dual-bevel miter saw (2739-21HD), 1-1/8-inch SDS-plus rotary hammer (2912-20), and 7-1/4-inch rear-handle circular (2830-20). One battery slot from bottom to top. This is the strongest argument for M18 as a single-platform shop: no second battery family.

Makita: LXT covers up to 36V (2x18V) for the heaviest tools (DXTH01 1-9/16-inch SDS-max rotary hammer takes two LXT batteries). XGT 40V max covers a separate ceiling. A handyman who only needs occasional SDS-plus and a 7-1/4-inch circular saw can stay on LXT; a handyman doing daily concrete demo wants XGT and the two-platform reality.

Runtime, charger, and ecosystem tail

Charger speeds at 5.0 Ah: DeWalt DCB118 fan-cooled FlexVolt charger restores a 5.0 Ah DCB205 in about 60 minutes (Class 8 charger). Milwaukee 48-59-1808 M18/M12 Rapid Charger restores a 48-11-1850 in about 60 minutes. Makita DC18RC restores a BL1850B in about 45 minutes per Makita spec - typically the fastest of the three on the standard charger.

Small-tool tail (count of bare tools that share the daily-driver pack): all three exceed 200 tools on the main 18V/20V slot. Niche items vary: Milwaukee M18 has the deepest plumbing line (M18 FUEL ProPex expander, FORCE LOGIC press tools); DeWalt 20V has the strongest cabinet/finish nailer line (DCN660 16-gauge angled finish, DCN680 18-gauge brad); Makita LXT has the broadest outdoor power equipment line in the U.S. (string trimmer, blower, mower).

Warranty and battery-replacement reality

DeWalt 20V MAX: 3-year limited warranty on tool, 3-year limited on battery (1 year free service on the tool), per current DeWalt warranty terms. Milwaukee M18 tools: 5-year limited warranty on most red M18 tools, 2-year on the battery. Makita LXT: 3-year limited on tool, 3-year on battery (registered through Makita Star Protection).

The battery-replacement math at year 5: a handyman who started with two batteries, added two more at year 2, and lost one at year 4 to a drop on concrete is buying replacement packs by year 5-6 regardless of brand. Milwaukee's 5-year tool warranty is the longest in the segment; the 2-year battery is shorter. DeWalt and Makita match at 3-and-3.

Failure mode: vendor changes the slot

Makita LXT to XGT (2020) is the cleanest cautionary tale. XGT is a different slot. An LXT shop that needs the XGT 1-9/16-inch rotary hammer or the XGT 16-inch chainsaw runs two chargers and two battery inventories indefinitely. Makita has stated LXT will continue as a parallel line - which is true - but new high-output tool launches increasingly arrive on XGT first.

DeWalt has avoided this with FlexVolt: the 60V FlexVolt slot accepts a FlexVolt pack and the same pack drops to 20V MAX for daily drivers. One slot, one family, both ends.
