Deck Board Replace Vs Flip Vs Sand Decision Tree

Why this matters

Homeowners ask for a "few bad boards" replaced and assume a one-day job. The right answer is one of three scopes with very different prices, and the difference is largely invisible at the curb. Flip the board: cheap, fast, looks new for two years. Sand and refinish: best for surface checking. Replace: required for rot or structural failure. Routing wrong is the single biggest source of deck-repair callbacks - a flipped board that should have been replaced fails again in 18 months and the homeowner blames you.

Symptom presentation

The homeowner points at three things: cracking ("splintery"), graying ("ugly"), or soft spots ("rotten"). Cracking on the surface only is checking from UV and moisture cycling - sand or flip candidate. Cracking that runs the full thickness of the board is failure - replace. Graying is oxidation of the surface lignin; graying alone is a refinish question, not replace. Soft spots are rot - never sand, never flip, always replace, and probe the joist below. Walk the deck with a 5/16 inch screwdriver probe. Soft enough to push the probe in 1/8 inch is rot. Bag-tag every soft spot with painter's tape so you can quote without missing one.

Quick checks

Species matters most. Pressure-treated SPF flips poorly because the underside shows mill stamps, knot blowouts, or check patterns. Cedar flips beautifully - both faces are clear. Ipe and tropical hardwoods rarely need flipping because the top face does not fail for 20+ years; if an ipe board failed, replace. Composite (Trex, TimberTech, AZEK) cannot be flipped because the backside is hollow or ribbed; composite is replace-only.

Age tells you what is realistic. A deck under 5 years old with checking is a sealing problem - not sealed in time. A 10 to 15 year old deck with checking is approaching end of life; flipping buys 2 to 4 years. Over 20 years with failure indicators usually needs whole-deck replacement.

Fastener pattern matters. Hidden-fastener composite boards (Camo, TigerClaw, Trex Hideaway) come out without face damage. Face-screwed #8 or #10 deck screws come out with an impact and a #2 Square or T20 Torx if heads are not stripped. Old galvanized nails are worst case - they require a cat's paw and often split the board on removal, removing flip as an option.

Isolation tree

Step 1: Rot present (probe sinks 1/8 inch or more). Replace. Do not flip, do not sand. Also probe the joist below at the same spot. If joist is sound, replace the board. If joist is also soft, sister a new 2x with construction screws and joist hangers - this is now a framing job, not a board job. Add the framing work to the quote in writing before proceeding.

Step 2: Full-thickness cracking but no rot. Replace. A through-crack will catch a heel, splinter a foot, or grow under load. Sanding will not heal it; flipping moves the crack to the bottom where it propagates toward the joist contact and becomes a hidden failure.

Step 3: Surface checking only, top face. Two routes. Route A: light checking (cracks shallower than 1/16 inch, fewer than 5 per board). Sand with a 60-grit floor sander pass, then 80-grit, refinish with a penetrating semi-transparent stain (Cabot Australian Timber Oil, Sikkens Cetol DEK, or TWP 1500 series). Route B: heavy checking (cracks deeper than 1/16 inch or covering more than 30 percent of board face). Flip the board. Pull face screws, lift, rotate 180 degrees, refasten with new screws (do not reuse - old screw holes will not bite consistently in the new orientation).

Step 4: Cup or crown deformation only. Sand the high side flat. A cupped board (edges high, center low) is sandable if the cup is less than 1/4 inch across the width. Greater than 1/4 inch and you remove too much material to maintain structural thickness - replace. A crowned board (center high) is sandable up to 1/8 inch crown. Belt sander with 60-grit, then random orbit 80-grit, then refinish.

Step 5: Color or weathering only, no surface defect. Refinish, do not flip or replace. Strip with a deck cleaner (Restore-A-Deck step 1 stripper or Olympic Deck Wash), brighten (oxalic acid based brightener), let dry to under 15 percent moisture (Wagner pin meter check), apply finish per the spec sheet. Pressure-washing alone fuzzes the wood and shortens finish life - use the chemical strip plus a low-PSI rinse instead.

Confirming diagnosis

Pull a sample board from a high-traffic area and one from under a planter. The covered board shows what the deck looked like new; the high-traffic board shows current state. If the delta is mostly color, refinish solves it. Texture delta (raised grain, checking) is flip or sand. Structural delta is replace. Test fastener bite: pull one screw from the worst area, inspect the threads. Clean threads: substrate is sound. Brown punky material adhered: rot is established and you cannot rely on the existing fastener pattern. Photograph the deck before any work - joist span direction, board edges, fastener pattern, ledger condition, flashing at the house wall. The flashing inspection is free callback insurance.

Before flipping or replacing boards near the ledger, verify the ledger attachment per IRC R507.9. A pull-test or visual confirmation of through-bolts and proper flashing protects you from being implicated in a future ledger failure. If the ledger shows toenailed-only attachment (pre-2009 construction is the common offender), document it, flag it to the homeowner in writing, and disclaim the ledger from the scope. A flipped board on a failing ledger does not save you from being the last contractor on the deck before it collapses.

Remediation by scope

Refinish-only: 1 to 2 days for a 300 sq ft deck. Strip, brighten, dry, finish. Window: dry weather, 50 to 80 F, 48 hours no rain after final coat.

Flip-and-refinish: 4 to 8 hours per 100 sq ft of flipped boards plus refinish. Pull screws cleanly, lift, rotate, refasten with new fasteners (GRK R4 #8 x 2-1/2 or Camo Edge for hidden-fastener composite). Inspect joist top under each lifted board.

Replace single boards: identical species, profile, width. Pressure-treated 5/4 x 6 most common; tropical hardwoods need exact species match (ipe, cumaru, garapa, massaranduba not interchangeable). New PT runs wetter than aged - install 1/8 inch gap, expect shrink toward 1/4 inch within a year. Composite from same brand and color line; formulations change every 3 to 5 years.

Full-deck replacement: separate quote. Flag framing concerns from probe walk - ledger, joist, beam, post, footing.
