Door Section Dent - Replace Section vs PDR vs Whole Door Decision Tree
Why this matters
A backed-into garage door section is one of the most common insurance-driven repair calls and the easiest place to mis-quote scope. Section replacement looks straightforward until you discover the customer's door model is 15 years old, the color has faded, the panel design has been discontinued, or the door manufacturer is out of business. Paintless dent repair (PDR) can save a section on certain steel doors but fails on most insulated foam-core or wood-grain stamped sections. Whole-door replacement is the right answer more often than customers expect, but it's also the easy oversell when one section would do. This tree gives a defensible field rule that holds up to insurance scrutiny and customer comparison shopping.
Symptom presentation - reading the dent
Three field shapes:
- Minor dent (palm-sized or smaller) on a steel non-insulated section: candidate for PDR if the steel skin is intact.
- Significant dent (multi-inch deformation, creased fold lines) on any section: section replacement; PDR cannot restore the panel geometry.
- Multi-section damage, distorted track, or hardware impact: whole-door consideration; cascading damage may have stressed components beyond the visible.
The first decision is whether the door still operates safely. A bent track or torsion shaft is a stop-work safety issue regardless of dent scope.
Quick checks - the 5-minute inspection
Six things to verify before quoting:
- Operability: cycle the door (carefully) once. If it binds, the track or hardware took stress; expand scope beyond the visible dent.
- Section count damaged: 1 section bottom, 1 section middle, 2 sections middle, etc. Drives the labor scope.
- Door material: steel (PDR candidate), insulated steel sandwich panel (PDR mostly not viable), wood (specialty repair), aluminum (replace section).
- Door age and model: nameplate on the door (typically inside, on the top or bottom rail). Discontinued models can't be section-replaced.
- Color and finish condition: faded, stained, chalking. A new section against weathered older sections looks obviously mismatched.
- Track and torsion shaft: visible bend, rub marks, paint scrape on the track? Stress propagation needs evaluation.
Isolation tree
- Door does not operate, or operates with binding/grinding? Yes → stop, expand scope. Check track straightness, torsion shaft alignment, cable spooling. Hidden damage is the controlling cost. No → continue.
- Multiple sections damaged? Yes → likely whole-door replacement; section-by-section adds up faster than full door on damage over 2 sections. No → continue.
- Section is a discontinued model, discontinued color, or from a defunct manufacturer? Yes → whole-door replacement; section match is not possible. No → continue.
- Door is over 12 years old? Yes → whole-door consideration; a single new section against a 12-year weathered door is a visible mismatch. Conversation with customer. No → continue.
- Damage is a minor dent (palm-sized or smaller) on a single non-insulated steel section? Yes → PDR candidate; evaluate skin integrity. No → continue.
- Damage is on a stamped wood-grain section or insulated foam-core sandwich panel? Yes → PDR not viable; section replacement. No → continue.
- Damage is on an aluminum frame-with-glass section? Yes → section replacement; aluminum work-hardens under impact. No → reassess.
Confirming the diagnosis - PDR viability test
PDR works when the steel skin is intact and ductile. Three tests:
- Skin integrity: any tear, puncture, or paint failure exposing bare steel? If yes, PDR will not restore aesthetics; section replacement.
- Crease pattern: a soft round dent (push-in) can be PDR'd. A sharp crease (fold line where the metal has yielded plastically) cannot fully recover.
- Foam-core sandwich: an insulated section has steel-foam-steel construction. The outer skin won't pull back to position without separating from the foam core. PDR is generally not viable.
For a viable PDR section, expect 80 to 95% aesthetic recovery; the section will not be brand-new, but it will be within 6 ft visual reasonable.
Confirming - the section-availability check
Before quoting section replacement, verify section availability:
- Manufacturer: door label inside the section or in the warranty paperwork.
- Model and size: stamped on the door header or on the original installation paperwork.
- Color and texture: stamp-coded on most steel doors; manufacturer's color chart needs to be referenced.
- Year of manufacture: most major OEMs maintain section availability for 10 to 15 years; beyond that, section may be discontinued.
Call the local supplier or distributor for the section availability and lead time before committing to the customer's quote. A 3-week lead time changes the customer's appetite for "just the section."
Confirming - the customer conversation
Three openers:
- PDR path: "The dent on this section can likely be pulled out without replacing the section. Aesthetic recovery is typically 80 to 95%; you'll see a faint outline up close but not from across the driveway. Cost is [scope]; same-day in many cases."
- Section replacement path: "I'll order the matching section from the manufacturer. Lead time is [time]. The new section will be color-matched as closely as the original spec; some color variation against the weathered existing sections is expected; the variation reduces over 6 to 12 months of sun exposure."
- Whole-door path: "The damage extends beyond a single section and/or the door is at an age where a new section would be a noticeable mismatch. Whole-door replacement is the better-value option; new warranty, new operation, current safety features, lead time is [time]."
For insurance claims, the customer's insurer often funds whole-door if the section quote plus aesthetic considerations exceed a threshold. Document both options for the customer to discuss with their carrier.
Remediation - PDR execution standards
For a viable PDR section:
- Remove the section from the door or work in place; in-place work is faster but limits tool access.
- Apply heat to the dent area gradually (heat gun, not torch); steel becomes ductile at moderate temperature.
- Use PDR rods or push tools from behind the skin to push the dent out to the original contour.
- Cool slowly; do not quench.
- Inspect from multiple angles; touch-up paint if any paint loss occurred during the work.
- Reinstall section if removed; cycle the door 3 times to confirm operation.
PDR is a skilled hands-on craft. A tech without PDR training will leave the section worse than they found it; refer to a specialist.
