Single Panel Replacement vs Full Door Replacement Decision

Why this matters

A customer backs into the bottom panel of a 12 year old door. The instinct on a service call is to quote panel replacement because that is what they asked for. The right answer is usually more nuanced: depending on panel availability, door condition, paint match, and structural integrity, panel replacement can be the wrong call even when technically possible. Misjudging this conversation costs you a callback, a refund, or a deeply unhappy customer. This reference is the framework to walk a customer through the decision honestly.

What can be replaced and what cannot

Most residential sectional garage doors are made of stacked panels (sections) connected by hinges. Each panel can be removed and replaced individually if:

  1. Panel is still in production. Most manufacturers produce a given panel design for 7 to 10 years, then discontinue. Out of production panels can sometimes be sourced from secondhand stock or third party fabricators, but match becomes unreliable.
  2. Stiles, hinges, and rollers from the damaged panel can be transferred to the new panel without damage.
  3. The track is straight and the door is otherwise in alignment. Bent track means the damage was not isolated to the panel.
  4. The remaining panels are in serviceable condition structurally and cosmetically.

Identify the damaged panel and the door

Before any quote:

  1. Note the manufacturer (Clopay, Wayne Dalton, Amarr, Haas, CHI, Raynor, Overhead Door, others). Brand is usually stamped on the inside of a panel or on the bottom astragal.
  2. Note the model name or series. The most reliable source is the data sticker on the inside of one of the panels, typically near a stile.
  3. Note the door dimensions (panel height, panel width, panel thickness, insulation type).
  4. Photograph: front face of damaged panel, back face, side view, full door front, full door interior, data sticker, surrounding panels.
  5. Ask the customer: how old is the door, was it original to the house, any prior service history.

Diagnostic walk

Inspect the door beyond the visible damage. The visible panel damage is often only part of the problem.

  • Bottom panel damage from vehicle impact: check the bottom track for bend, the bottom roller stems for bend, the bottom bracket for crack, the bottom seal for tear, the cable attachment point for damage. Often the cable releases on impact and frays.
  • Top panel damage from low ceiling clearance: check the top fixture for damage, the strut on top of the panel (if present) for bend, the opener arm mount for damage.
  • Middle panel damage from a thrown object or interior strike: check both adjacent panels for stress cracks at the hinge line, the rollers in the damaged panel section for damage, the hinges connecting to adjacent panels.
  • Multiple panel damage: the door is likely a candidate for full replacement.

Operate the door manually (opener disconnected) before and after damage assessment. Note any binding, scraping, or unusual sound.

Panel availability check

Before quoting panel replacement, confirm panel availability. Call the distributor with the brand, series, color, panel dimensions, and panel position. Lead times vary:

  • Common steel pan door in white, current production: short lead time from regional stock
  • Insulated panel in a specific color match, current production: medium lead time
  • Discontinued series: long lead time or unavailable; may require full door replacement
  • Custom wood or carriage house panel: long lead time, may need to be ordered from the original manufacturer

Quote with the lead time included. A two week wait on a panel order is a different commitment than a same week repair.

Decision criteria

Choose panel replacement when

  • Damaged panel is still in production
  • Door is under 8 years old and the rest of the panels are in good shape
  • Paint and color will match acceptably (current production should match within reasonable color shift; warn customer about UV fade differential)
  • No track or counterbalance damage from the impact
  • Customer is informed and accepts the small risk of a visible color shift if panel is not weathered to the same degree as the rest of the door
  • Insurance claim is being filed (panel only is often the right scope for an insurance subrogation)

Choose full door replacement when

  • Damaged panel is discontinued
  • Door is over 12 years old (cumulative wear on hardware, springs near or past cycle life, hinge wear, weather seal degradation across the board)
  • Multiple panels are damaged
  • Track, opener, or counterbalance also need work that adds up to a significant fraction of new door cost
  • Customer wants a different style, R value, or window arrangement (insurance settlement plus customer contribution can fund the upgrade)
  • Repair cost approaches 50% of new door cost
  • The damage exposes underlying issues (rust on stiles, separated panel skins, water damage to insulation core)

Choose temporary patch and re evaluate when

  • Customer needs immediate operation for security
  • Panel order has a long lead time
  • Insurance claim is pending and scope is undecided

A temporary patch is sheet metal screwed over the hole, weather sealed at the perimeter, with the door operating manually only. The opener is disconnected to prevent additional damage if the patch shifts. The customer is informed in writing that this is temporary and full repair is scheduled.

Conversation with the customer

The contractor's job is to present the options, the costs in relative terms, the lead times, and the long term implications. The customer makes the decision. Document the recommendation and the customer choice in writing.

Useful talking points:

  • "On a 6 year old door, panel replacement is usually the right call. On a 15 year old door, you are putting a new panel on an aging system; the other panels will look different and the counterbalance is closer to needing service. Let me show you what each option looks like."
  • "This panel is out of production. We can put a similar panel in the same position, but the texture and shadow line will not be an exact match. Stand back 10 ft and it reads as a different shade."
  • "Your insurance is probably scoping panel replacement only. If you want to upgrade to insulated panels across the whole door, that is a customer pay difference between panel scope and door scope, which I can quote."

After repair verification

Whether panel or full door replacement:

  • Door balance test (door stays at any height with opener disconnected, slow drift acceptable)
  • Force test on opener (door reverses within UL 325 force threshold)
  • Photo eye reversal test (door reverses on beam break before contact)
  • Visual alignment on rollers and stiles
  • Weather seal contact full perimeter
  • Customer walkthrough and sign off
