Fence Post Rot Remediation, Concrete vs Gravel

Why this matters

A leaning wood fence is almost never a fence problem; it is a post problem, and the post problem is almost always rot at grade. Replacing a single rotten post is a two-hour fix that saves the homeowner from a full fence replacement. The trade has spent two decades arguing whether to set the new post in concrete or in gravel, and the right answer turns out to be: it depends on the post treatment, the soil drainage, and what failed the first time. Diagnosing the failure mode before specifying the fix is the difference between a 15-year repair and a 5-year repeat callback. This is the article on how to actually look at a rotten post and decide.

Where wood posts rot

A pressure-treated 4x4 wood fence post buried 24 to 36 inches in the ground does NOT typically rot at the bottom of the hole. The bottom of the hole is below the oxygen line; rot fungi need oxygen and moisture in roughly equal amounts.

The rot zone is at grade, plus or minus 3 inches. The grade is where soil moisture meets atmospheric oxygen meets the wood. Pull a failed post and the bottom 18 inches will often look sound, the buried sides will look stained but intact, and the band from 3 inches below grade to 3 inches above grade will be soft, fibrous, and crumbling.

This is also the zone where concrete vs gravel arguments matter, because the failure mode at grade differs between the two:

Post set in concrete: the concrete forms a collar around the post. Water sheds off the concrete top (if domed) and runs down between the post and the concrete (if not domed, or after sealant fails). Water sits in the gap between post and concrete and accelerates rot at exactly the grade line. The concrete also holds moisture against the post for longer than open soil would.

Post set in gravel: the gravel drains immediately. The post is in direct soil contact below the gravel. The grade line moisture exposure is similar to concrete in shallow soil but drains faster after rain. Gravel posts often fail by leaning before they rot, because the gravel does not provide the lateral rigidity that concrete does, especially in sandy or organic soil.

Diagnose before you fix

Pull the failed post. Cut it lengthwise with a chainsaw if it is one solid piece, or split it. Look at the rot pattern:

Rot at grade, sound below: classic moisture accumulation rot. The post treatment was probably adequate but the setting method trapped water. If the original setting was concrete, the replacement should either be concrete with a properly domed top and silicone sealant at the post-concrete interface, OR gravel. If the original setting was gravel, the replacement should consider a UC4B-treated post with a higher retention level.

Rot extending into the buried length: under-treated post. The post was probably labeled UC4A (general use) or worse, UC3 (above-ground). Replace with UC4B (ground contact for permanent installations) or UC4C (heavy duty) per AWPA U1.

Rot at the bottom of the hole: rare; indicates the hole is at a water table or in poor-draining clay where the bottom of the hole holds standing water. Add gravel to the bottom of the new hole regardless of concrete or gravel setting method. Improve drainage if possible (French drain through the fence line, raise grade, etc.).

Rot at multiple posts in a single section: probably a drainage problem along the fence line. Address the drainage before replacing posts, or the replacements rot too.

Termites or carpenter ants: not rot. Distinct damage pattern (galleries, mud tubes for termites; clean smooth tunnels for carpenter ants). Treatment changes; consult a pest control sub.

When concrete is the right answer

Concrete setting is the right choice when:

The fence is over 4 feet tall and faces consistent wind load. Concrete provides lateral rigidity that gravel does not.

The soil is sandy or loose. Gravel in sand is functionally indistinguishable from sand; the post leans within months.

The post is highly visible and the homeowner cannot tolerate any visible lean over time.

The post is at a corner, end, or gate location where lateral loads concentrate. Always set corner, end, and gate posts in concrete regardless of the line post strategy.

When setting in concrete, do these three things or you are repeating the original failure:

Dome the concrete top so water sheds away from the post-concrete interface. Slope from the post out to the edge of the concrete at a minimum of 1/2 inch over the radius.

Seal the post-concrete interface with a flexible silicone or polyurethane sealant after the concrete cures. The seal needs annual inspection and re-application as it ages.

Verify the post is UC4B (ground contact) treatment per AWPA U1, with the lumber stamp confirming. Many big-box "fence posts" are UC4A, which is general use but not the heaviest retention for ground contact in critical applications.

When gravel is the right answer

Gravel setting is the right choice when:

The soil is well-draining (sandy loam, gravelly). Gravel in already-draining soil maintains rapid water shedding around the post.

The fence is short (under 4 feet) or the post spacing is tight (under 6 feet on center). Lateral load per post is lower; rigid lateral support is less critical.

The post is in a freeze-thaw climate where concrete heave is a chronic problem. Concrete collars heave in some clay soils with freeze-thaw cycles; gravel does not.

The original failure was rot, not lean. Switching from concrete to gravel addresses the rot mechanism.

When setting in gravel, the protocol is:

Hole diameter at least 3 times the post width (12 inches for a 4x4 post). Provides room for gravel compaction around the post.

Six inches of 3/4 inch crushed stone (clean angular crushed stone, NOT pea gravel or river rock) in the bottom of the hole.

Set the post on top of the bottom gravel. Plumb both axes. Backfill in 6 inch lifts of crushed stone, tamping each lift with a hand tamper or a 2x4 end.

Crown the top of the gravel slightly above grade so water runs off the post.

The post-soil interface above gravel sheds water; the gravel below the soil drains. Rot risk is lower than concrete with poor sealing.

Replacement procedure

For a single rotten post in an otherwise sound fence:

Cut the fence boards away from the post on both sides. Save the boards if reusable; mark for orientation.

Remove the rails attached to the post. Most residential fence rails are screwed or nailed to the post face. Sawzall through fasteners if needed.
