Floor Finish Worn, Recoat Now vs Monitor: Condition Decision Tree
Why this matters
A recurring commercial cleaning account has a vinyl composition tile (VCT) floor in the main lobby. The crew has been buffing the floor monthly and stripping-and-refinishing on a quarterly cycle. During the most recent visit the supervisor noticed bare patches where the finish has worn through to the substrate, edge yellowing along the high-traffic walking path, and a dulled center that does not respond to burnish. The customer wants to know whether the floor needs a full recoat now or whether the current condition can be monitored through one more cycle.
The decision tree below applies a condition-threshold rule to floor-finish wear so the call is consistent across crews and locations. Calling a recoat too early wastes labor and material; calling it too late lets the floor reach a state where a strip and refinish is the only option, which costs three times more than a recoat caught at the right threshold.
Step 1: Inspect the finish system
Floor-finish wear is measured against the existing system. Identify what is on the floor:
- Number of coats: typically four to six coats of acrylic floor finish on a new application. Recoats add one to two coats; strip-and-refinish starts the count over.
- Cure state: a fully cured finish is glossy and uniform; a partially cured finish appears soft or sticky.
- Substrate visibility: bare substrate visible through the finish indicates the finish has worn through.
If the finish has not been documented, do a quick visual and tactile inventory. Press a fingernail at an inconspicuous spot; cured finish resists the nail, soft finish indents slightly. Look at the corners and protected areas to see what a "fresh" version of the finish looks like as a reference.
Step 2: Score the wear
Apply a four-band scoring system to the floor:
- Band 1 (light wear): finish is uniformly glossy, no bare substrate visible, edges may show light yellowing only at corners. Burnishing restores gloss. Recoat not yet required.
- Band 2 (moderate wear): finish shows traffic-path dulling, gloss reduced in walking lanes, edges yellowed in noticeable bands. Burnishing partially restores gloss. Recoat soon (within one to three months).
- Band 3 (heavy wear): finish shows bare or near-bare substrate in traffic paths, edges visibly yellowed, gloss does not respond to burnish in worn areas. Recoat overdue; schedule within the next cycle.
- Band 4 (failed): finish is worn through to substrate over most of the floor, yellowing is severe, and recoat alone will not produce a uniform appearance. Strip and refinish required.
Walk the floor with a flashlight at a low angle. Photograph each band representative area for the account record.
Step 3: Apply the recoat-vs-monitor threshold
The threshold rule, based on the wear band:
- Band 1: monitor. Continue routine burnish; next assessment at quarterly review.
- Band 2: recoat now or at the next scheduled cycle. Customer choice based on traffic and budget timing.
- Band 3: recoat as soon as the schedule allows. Do not wait for the next quarterly cycle.
- Band 4: do not recoat. Strip and refinish.
The threshold exists because the cost ratio between recoat and strip-and-refinish is roughly one to three. A floor caught at Band 2 and recoated costs less than the same floor caught at Band 4 and stripped. The decision to recoat early is almost always the cheaper long-term decision.
Step 4: Identify the wear cause
A floor wearing faster than expected is symptomatic. Identify the cause so the recoat is durable: high traffic load mismatched to schedule (increase burnish frequency or shorten recoat interval), inadequate entrance matting allowing grit transfer, chronic water tracking from a coffee station or HVAC drip, alkaline cleaners stripping finish over time, or a low-solids finish in a high-traffic environment. Without addressing the cause, the recoat will wear at the same rate and the cycle repeats. Brief the customer on the cause with the recoat recommendation.
Step 5: Quote and schedule the recoat
For Band 2 and Band 3 floors, calculate square footage and material quantity (typical coverage two to three thousand square feet per gallon per coat), estimate labor for prep, scrub-and-recoat, and dry time (most commercial recoats are overnight or weekend), and quote with photos. Customer signs the scope before work begins.
For Band 4 floors, quote strip-and-refinish: remove existing finish with a stripper, neutralize with a clean-water rinse, apply two to four coats per the product specification with twenty to forty minutes between coats, and allow twenty-four hours final cure before traffic.
Floor stripper is highly alkaline and produces caustic runoff. Dilute per manufacturer specification, contain runoff with wet vacuums, and dispose per local hazardous-waste rules. Crew must wear nitrile gloves, eye protection, and slip-resistant footwear. Do not mix stripper with acidic cleaners or bleach.
Step 6: Execute the recoat
Prep with a clean-only pass: dust mop, damp mop with a neutral cleaner, and confirm the floor is free of grit and residue. Apply finish in thin coats with a flat-finish mop in three-by-six-foot sections with five-minute leveling between coats. Do not over-apply; thick coats produce a soft foggy finish. Allow full cure before traffic to prevent locked-in scuffs. After cure, inspect at the customer's normal viewing angle; recoated areas should be uniformly glossy.
Step 7: Document the decision
Document on the job card: wear-band assessment per area, cause identified, decision (monitor, recoat now, recoat next cycle, or strip-and-refinish), before-and-after photos, and customer signature on added scope. This protects against disputes and supports the recoat upsell pipeline.
Step 8: Update the account
For monitored floors, set the next assessment date. For approved recoats, schedule the work and confirm matting, traffic-management, and product changes. For disclaimed conditions, note the decision so the next crew does not re-raise it.
Step 9: Track the cycle for the account
For commercial accounts on routine contracts, the recoat cycle is a budgetable line item. Track months between recoats per floor. Shortening cycles indicate accelerated wear and a cause issue; stable cycles indicate the program is matched to traffic.
