Bonnet vs Encap vs HWE Method Selection Decision Tree

Why this matters

The three commercial-carpet cleaning methods - bonnet, encapsulation, and hot water extraction (HWE) - are not interchangeable, and picking the wrong one on a commercial bid is the most common reason a contractor loses an account at renewal. Bonnet on a heavily soiled olefin commercial-grade is a callback inside a week because the bonnet picks up surface soil and pushes the rest deeper. Encapsulation on a high-pile residential cut-pile yields a hazy crystalline film that wears off in 30 days but looks terrible at the post-clean inspection. HWE on a glue-down commercial-grade with overdue soil is fine, but the dry time and the disruption to operations is incompatible with most after-hours service windows. The IICRC S100 standard lays out the framework for method selection; this decision tree turns that framework into a routine the lead tech can run in five minutes of on-site inspection before the equipment comes off the van.

Step 1: identify the fiber

Carpet method selection starts with the fiber. The S100 standard organizes fibers into the major commercial categories.

  • Nylon (Type 6 and Type 6,6). The dominant residential and commercial fiber. Tolerates all three methods.
  • Olefin (polypropylene). Common in commercial-grade glue-down and indoor-outdoor carpet. Hydrophobic. Loves HWE. Tolerates encap and bonnet but soiled olefin holds onto oily soil that the bonnet alone will not remove.
  • Polyester (PET and PTT, "Triexta"). Common in residential cut-pile, especially in builder-grade and pet-marketed lines like Mohawk SmartStrand. Oleophilic - oily soil bonds to polyester at a molecular level and does not release without HWE plus a solvent-bearing preconditioner.
  • Wool. Sensitive to high pH and high heat. Bonnet and encap are acceptable on light soil. HWE is acceptable with neutral-pH chemistry and reduced temperature. Soap residue and over-wetting are the two main failure modes on wool.

If unsure of fiber, perform a burn test on a single tuft cut from the closet edge: nylon melts and self-extinguishes with a celery odor; olefin melts to a clean wax bead with a paraffin odor; polyester melts and burns with a sweet odor; wool burns with a hair odor and self-extinguishes.

Step 2: assess soil load (IICRC soil classification)

Walk the carpet at low angle with the room lights on and pull a vacuum sample from a representative traffic lane. The S100 standard recognizes light, medium, and heavy soil.

  • Light soil (Class 1). Even appearance, no visible traffic lanes, no embedded grit on the vacuum filter. Recent maintenance history.
  • Medium soil (Class 2). Visible traffic lanes, dulled appearance in main aisles, light grit. Quarterly or semiannual maintenance interval.
  • Heavy soil (Class 3). Dark traffic lanes, embedded oily soil, visible spots and stains. Annual or skipped-cycle maintenance.

The bonnet method is appropriate for Class 1 only. Encapsulation handles Class 1 and lighter Class 2. HWE handles all three.

Step 3: assess down time tolerance

Most commercial accounts have a tight after-hours window. The method must dry inside that window.

  • Bonnet. Dry time 30 to 60 minutes. Compatible with any after-hours window.
  • Encap. Dry time 1 to 2 hours. Compatible with most after-hours windows.
  • HWE. Dry time 4 to 12 hours depending on extraction technique, airmover deployment, and humidity. A short overnight window with morning occupancy is a tight fit; air movers are mandatory.

If the customer requires the carpet to be walked on within 2 hours, HWE is off the table or air movers are non-optional.

Step 4: maintenance program context

Method selection is influenced by where this clean falls in the maintenance program.

  • Interim maintenance in a continuous program: bonnet or encap, alternating to manage residue.
  • Restorative or annual deep clean: HWE.
  • First-time clean of a neglected carpet: HWE.
  • Move-in or move-out: HWE.

A common error is using bonnet or encap exclusively for years; the residue from both methods builds up and the carpet looks dull even when "freshly cleaned." The IICRC recommends an HWE restorative at least once per 12 to 18 months in any interim-cleaning program.

When the matrix is split between two methods, default to the method one step up in deep-cleaning capability. Under-cleaning is more expensive than slightly over-cleaning because the under-clean triggers a callback.

Special cases

Berber and looped construction. Encap is the workhorse here. Bonnet can fuzz the loops; HWE is appropriate for periodic restoratives but requires careful wand technique to avoid crushing the loops.

Glue-down commercial broadloom on concrete. HWE risks delaminating the glue line if the carpet is over-wet. Encap is the preferred interim method; HWE requires light-water technique (lift-wand with extra dry strokes) and aggressive air movement.

Office cubicle carpet on raised flooring. Encap is the standard. Bonnet risks pushing carpet edges off the panel kerf; HWE wets the under-floor cabling chase.

Hospitality hallways with continuous occupancy. Encap during the daytime is the only practical method because dry time is under an hour. HWE on overnight rotation when occupancy permits.

Pet-stained residential. HWE is required. No interim method removes urine salts; only HWE flushes the soil out of the fiber.
